In every team, there’s an invisible force at play, one that dictates how people interact, what they value, and how they perform. This force is your team’s narrative, the collection of stories that shape and define the collective culture.

Culture isn’t accidental. The narratives we create and share, consciously or unconsciously, shape organisational culture. These stories form the lens through which your team perceives everything, from minor interactions to major business decisions.

But what does this mean for you as a leader? How can you better understand the narratives shaping your team’s culture, and how can you take control of them?

In this article, we’ll explore the underlying forces shaping team culture, why paying attention to these stories is essential, and the concrete steps you can take to actively shape your team’s culture for greater success.

The Narrative Lens: Why Your Team’s Stories Matter

The stories we tell ourselves and each other are more than just anecdotes; they are the foundation of your organisation’s culture. These narratives shape how your team behaves, makes decisions, and interacts with one another. Culture, in this sense, isn’t a static concept. It evolves based on the ongoing stories your team tells about itself.

For example, consider the difference between a team that talks about their achievements as a result of “hard work and collaboration” versus one that attributes success to “luck” or “external factors.” The former group is more likely to foster a culture of ownership, collaboration, and accountability. Conversely, the latter might develop a passive or complacent culture where efforts disconnect from outcomes.

At its core, I have witnessed many nuances that have supported and undone a team’s success because the narrative, as a lens determines how something is interpreted. Strong leaders that I have worked with understand how it influences how we interpret events and make decisions, affecting everything from assigning blame to celebrating success. They know that if they want to drive culture intentionally, they must understand the role narrative plays in how their team members receive messages. How they might think, react, and collaborate or not. But anticipation can form part of the problem when a leader over thinks reactions. The leaders I have witnessed at their most successful are the ones who can discuss their intentions, assess the validity of the responses and discuss these in a way that creates safety in the conversation without committing certainty where it doesn’t exist.

What You’re Not Hearing: The Hidden Subtext of Team Culture

As a leader, it’s easy to become distracted by surface-level conversations. But the real insights into your team’s culture lie beneath the surface, in the subtext. Subtle stories weave through language in every meeting, email, and casual conversation. These stories reveal far more about your culture than you might realise.

Think about decisions in your organisation. Are they based on the values you’ve publicly committed to, or do actions speak louder than words? How often do your people express frustrations, either directly or indirectly? The language used in these moments can reveal powerful insights about your team’s priorities.

Notice the discourse in meetings. Do employees speak about a commitment to teamwork but then disengage or withhold information when a project gets tough? This inconsistency between words and actions can be a telltale sign of an underlying narrative at odds with the team’s stated values. I remember working with a team who told me they were committed entirely to changing how they worked together. To become braver in challenge of each other. However, I found them returning repeatedly to an unhelpful dialogue when they couldn’t reach agreement. I found myself pointing out that they seemed to find safety in the futility of an idea and discussing that instead. I remember putting my involvement in the entire project at risk when I called this out – I hadn’t been working with them long – they learned to love the challenge! I have repeated this candour with other projects and clients because I know that authenticity and commitment to change are narratives that have to be present if I am to deliver on my results to those clients.

When observing your team’s behaviour, consider what happens after the meeting ends. What do people say in the hallway or over lunch? How do they reflect on the meeting, and what are they reinforcing or undermining?

Identifying Patterns: How to Uncover Dominant Narratives

Patterns shape culture, and these patterns lie in recurring themes or metaphors. In your team, are certain types of stories dominating the conversation? Are there metaphors that come up frequently in discussions about success or failure?

A powerful example of this is how organisations frame their successes and challenges. For instance, consider the language around challenges: Is it framed as an opportunity to innovate or a roadblock? Likewise, when talking about success, is it seen as a collective achievement, or is it attributed to the efforts of a single individual?

Observing these recurring themes over time allows you to identify the dominant narratives that drive behaviour. These aren’t always positive; they may even limit the team’s potential. For example, if failure has negative connotations, it may lead to a fear-based culture where people are afraid to take risks. On the other hand, a team that celebrates the lessons learned from failure fosters an environment of growth and innovation.

Heroes and Villains: Who Shapes Your Team’s Stories?

Every narrative has characters. In the stories you tell about your team, who are the heroes? The villains? The unsung heroes?

In every organisation, some individuals or groups are the exemplars of success, they are the “heroes” of your story. But just as important are the “villains” in your team’s narrative.

These characters reveal the qualities that are celebrated or condemned in your organisation. Are the heroes consistently delivering results, or are they individuals who demonstrate loyalty or perseverance? What behaviours are heroic? What actions are considered failures? How you depict these characters influences how your team approaches challenges and solutions.

Empowering vs. Limiting Narratives: Shaping the Future of Your Team Culture

As you analyse your team’s culture through its stories, you’ll notice a crucial distinction between empowering and limiting narratives. Empowering narratives inspire your team to aim higher, take risks, and embrace collaboration. Limiting narratives, however, create fear, anxiety, or complacency.

The power of a narrative lies in its ability to either empower or limit the team’s actions and mindset. As a leader, you must decide which narratives you want to cultivate and in doing so, determine if your own narrative is helpful or unhelpful to your team’s execution.

Shaping Your Team’s Narrative: What You Can Do Today

So, what can you do to shape your team’s narrative in a positive direction?

1. Use a data driven approach to provide insights into the team behaviour such as the Meta Team approach – their Team Performance Profiler

2. Observe without judgment: Pay close attention to your team’s conversations’ language, metaphors, and recurring themes. Don’t rush to fix things immediately; let the patterns emerge organically.

3. Focus on the values: Identify the core values necessary to your organisation. What is showing up as well as what is evident based on the values you have. Do these values come through in the stories your team shares? If not, is it time to introduce new stories reinforcing these values or choose values that better represent your organisation.

4. Challenge limiting narratives: If you notice limiting stories, don’t shy away from confronting them. Acknowledge their existence, understand their origins, and discuss ways to rewrite them. This is data that tells you what’s happening and can inform how you re-write it authentically rather than re-badging it.

5. Tell stories that matter: Share stories that reflect the outcomes you want to encourage in your team. Don’t manipulate the narrative; instead, focus on real examples of success and articulate the behaviours that contributed

6. Engage everyone: Culture is a collective creation. Involve your team in shaping the narrative through open discussions, feedback sessions, or storytelling exercises. Cultivate ownership and help embed the culture across all levels of the organisation

How are you at dealing with challenges that take you outside your comfort zone and require you to go beyond your usual points of reference?

When you have to do something new, something you’re not familiar with or don’t understand, it’s natural your ‘fight or flight response will kick in, causing you to feel nervous, anxious – perhaps even frightened.

In the workplace, where organisations must continually respond to threats and opportunities, and the people working in them have to adapt and evolve, change is a constant. Constant change creates uncertainty, and that creates stress.

Understanding how you behave in stressful situations, the reactions that are triggered and how you can manage them is crucial. It’s why each year, our client Berkeley Construction takes their new apprentices out of the workplace and into the great outdoors for a week of team-building and personal development exercises. Working with our client, we use behavioural observations made during these activities to inform the learning and development programmes we deliver to their apprentices.

In February, I joined a group of first-year apprentices in the Lake District, undertaking a wide range of adventure experiences, including mountain climbing, abseiling and kayaking. I was there primarily to observe, but as an active participant as well, the five days I spent in Eskdale provided me with insights into how I personally respond when mentally and physically tested. By coincidence, this was something I had a further opportunity to reflect on just a few weeks ago, when I went on a ski holiday with friends from my BNI networking group.

The first time I went skiing, it reminded me how we all learn in different ways and inspired me to draft my blog, 4 Insights That Will Boost Your Learning Power. This time – only the second time I’ve skied – my experiences gave me an opportunity to reflect on how I deal with stressful situations.

My mountain adventures in the Lake District and the Alps both helped to reinforce some important lessons about the process of learning to overcome fear of failure and embrace new challenges:

  • Stress testing is best done in a safe space

We all respond differently to stress. Understanding where you go mentally and physically when dealing with a stressful situation will help you recognise warning signs and put coping mechanisms in place, ensuring you stay in full control.

Learning these things about yourself is best done in a safe, non-work environment. Finding settings outside of work where you can safely activate stress triggers, see how you respond, and practice managing responses will help you develop skills you can transfer to work situations.

Scrambling up cliffs and throwing oneself down icy mountains might be extreme examples, but under skilled supervision, they certainly helped teach me a lot about my own instinctive responses.

My ski experience also gave me a real insight into why, in new environments, we might not always comply with logical instructions. Many of the critical actions that keep you upright while skiing – like leaning forward when going downhill and out when making a turn, are counter-intuitive. I knew these things because I had a great instructor, but despite knowing what I had to do, there were times early on when fear took over and made me doubt what I’d learnt – with inevitable results!

  • Developing muscle memory takes time

It was interesting to see the different approaches to skiing in our mixed ability group. While I worried I hadn’t put enough time and effort into preparing myself properly, the more advanced skiers never questioned their fitness levels or capabilities. It took me a while to overcome this feeling and to recognise I wasn’t asking anything of my body that it wasn’t’ already capable of doing.

I noticed too that while I was comfortable putting lessons learnt into practice on wide, gentle slopes, as soon as the environment changed to narrower, steeper gradients with more significant drops to the side, all my training was – initially at least, forgotten. In my head, the consequences of crashing overrode all I’d been taught. Instead, I automatically reverted to the brace position, incapable of implementing the techniques I knew would get me down the mountain safely.

What became clear was that learning was a process. I needed to constantly remind myself that I did know how to deal with the new environment I was in, that I did have the skills but not, as yet, the experience that only comes with practice.

After my lessons were over for the day, I’d practice the techniques I’d learnt on safer, less steep slopes. They quickly became second nature as learning transitioned into embedded muscle memory – in my head as much as my legs – and I felt able to trust my instincts in more testing environments.

  • Trusting those with experience & knowledge is vital

Both experiences reinforced the importance of trusting those who are teaching a skill we want to learn. Of course, this is especially true when there is a physical risk to our person, but it applies equally in a business environment.

On one of my ski lessons, the weather suddenly closed in around us at the top of a run, and visibility became very poor. Normally, I’m pretty unflappable but without visual cues. I found myself starting to panic.

What got me to the bottom of the slope in one piece was the level of trust I’d developed with my instructor. I knew she was an expert in the skill I still had to master and that having taught me for several days, she had the measure of my capabilities, limits, character and personality and wouldn’t ask me to undertake something I wasn’t capable of doing.

By being consistent, supportive, and direct during the week about what I needed to do to improve my skiing, she’d earned my trust. As a result, I was completely comfortable following the instructions she gave me as she helped me negotiate my way to the bottom of the slope – which it transpired as the weather cleared, was significantly less steep than I’d imagined!

If she hadn’t managed my crisis of confidence sensitively and had instead simply barked instructions at me, my belief in my ability would almost certainly have been seriously damaged.

My mountain top wobble also demonstrated how nervousness and uncertainty can transfer to those going through a learning process together: how a person leading a team through a new challenge may need to manage fall-out in those around someone struggling with a task – as well as managing the individual themselves.

One of our group, who up to that point had been making good progress and was very confident, lost their nerve when they saw me panic, with the result that the instructor had to talk us both down.

The activity leaders on our Outward Bound adventure were similarly perceptive and professional in their approach, ensuring that if someone was nervous about participating in an activity, the feelings of the whole group were considered.

How often, in a work situation, do we miss subtle signals in communication because we’re so focused on getting someone to complete a task?

  • A supportive, sharing environment aids learning

In the Lake District and in the mountains too, I found being part of a supportive team of people all striving to overcome the same challenges and achieve shared goals helped me with the learning process.

The Outward Bound programme allowed for regular periods of review and reflection, enabling us to consolidate learning points and helping to foster a cycle of continuous improvement. And on my ski trip, although our group consisted of a wide range of abilities and we went our own ways on the slopes, we came together in our chalet at the end of each day to exchange stories, discuss experiences, celebrate success, talk through fails, and provide moral and technical support.

For me, this part of the day was an especially important component of the learning process. In the workplace, the power of providing a space where colleagues going through a learning programme together can engage in useful dialogue, share and compare experiences and generally support one another can often be overlooked.

If you have to face a new challenge or go through a difficult transition at work, you might not be aware of feelings of fear or resistance. Because you’re not physically at risk, they may be relegated to your subconscious.

We need to remember that one person’s fear may be very different to someone else’s. Fear of failure or not being good enough can come from many places, and an employer or line manager can’t be expected to know or understand everything about the feelings of those people for whom they have responsibility.

Perhaps the most important thing we can do is to recognise that we’re all on our own journey. If you or a colleague are struggling with a challenge, could a different environment bring a better understanding of your automatic responses and help uncover solutions to help deal with them?

My blogs often focus on people and teams and how they tick, but to get the most out of our people, we need to look at what creates a productive and effective workforce and how to develop a culture of performance through dialogue.

However, I’ve not yet addressed one essential driver of performance. Something that can be difficult to define, may have a very different meaning for each of us, but if missing, can impact individual and team effectiveness hugely.

I’m referring, of course, to motivation. It’s something that’s been front of mind for me recently as I’ve drafted CPD e-learning modules on the topic and because of observations I’ve made in the course of working with teams. It’s also a subject that’s cropped up in a personal context: in conversations I’ve been having with a friend who’s feeling particularly unmotivated in their job.

As employers and employees, we must try to be aware of what motivates and de-motivates ourselves and those around us. In the workplace, many of us will share some common motivational drivers – most obviously around the rewards we receive for our labour in the form of salary and benefits.

But motivation goes much deeper than this and is far more subtle. Much of it happens on a subconscious level. You know when you’re feeling especially fired up or particularly sapped of enthusiasm, but how often do you take time to analyse the cause, so you can either replicate or avoid the feeling in future? Probably not as often as you should, and the same is likely to be true when it comes to managing a team or working with colleagues. But understanding what makes yourself and others tick can be vital when it comes to getting to the root of why something isn’t working as it should or re-igniting passion where it may have dropped.

When you discuss performance with an employee, your focus will be on communicating what you want them to achieve or do differently and ensuring you get the dialogue right. For a conversation to be truly effective though, it must do more than just make your expectations clear; it needs to leave the other party feeling motivated and enthused about what you want them to do.

 Here are 6 things you can do to unlock the power of motivation and help inspire individuals and teams in your organisation to deliver their best:

 1. Learn what motivates your people

As the motivator, you can only light the fuse – the response must come from within the person you want to motivate, and this means making an effort to find out what motivates the individuals in your team.

Each of us is motivated by a unique and complex interplay of intrinsic and extrinsic factors. Learning what these are for each of your people will be key to creating an environment that encourages everyone to deliver their best.

Identifying what these drivers are is something that both parties need to work on in the conversations they have with each other. It’s a delicate balance – while showing little interest certainly won’t help motivation levels, too much enquiry might be seen as intrusive. Only by identifying and acknowledging what these drivers are will it be possible to recognise if something is missing and, if it is, take action to rectify it.

2. Think about the makeup of your team & give recognition where it’s due

To ensure employees feel motivated, you need to help them understand exactly where they fit into the team and what you expect their contribution to be – so they can deliver their best, and you can recognise their efforts appropriately.

For example, the input of an employee in an administrative role will be very different to that of a colleague in, say, a fee-earning sales position, but their contributions will be equally critical to the team’s overall performance and must be recognised as such. It might be easy to overlook the efforts of the employee in the admin role, but if their specialist skills are not given appropriate recognition, they’re likely to feel disconnected.

3. Check perception matches intention

When you want to highlight an issue and bring about change, it’s essential to make sure any conversations you have delineate between the task being discussed and the individual. If communication is anything less than crystal clear, an individual may take constructive criticism personally – rather than understanding they’re simply being asked to improve an aspect of their work.

Similarly, perception can be blurred, and your intention may be lost if you are too general about performance. For example, saying someone is good or bad at their role is not particularly useful. Instead, conversations need to specifically communicate where performance is good and where there is room for improvement, so the employee is motivated to do more of what they’re good at and get better in the other areas.

4. Be clear about your expectations

If a performance conversation is going to motivate, you need to have clarity about the expectations you have, expressing them clearly and being sure to frame them positively.

Rather than focusing exclusively on areas where improvement is required, you should make sure dialogue also acknowledges and recognises those areas where an individual is performing well in their role. Reassuring someone that you’re generally pleased with their performance will help make them more receptive to discussing areas where you want to see improvement – or identifying issues that might be holding them back.

5. Check emotional balance is in credit

If motivation levels have been allowed to drop below a certain level for a long time, bringing them back up again might present a real challenge. A prolonged period of poor leadership might have got a team to this point, but it may take more than simply introducing good leadership to correct things if the emotional balance of some team members is very low.

We need to recognise when people have run out of motivation. It may be a matter of addressing a core issue that’s impacting motivation and helping someone to reconnect, or it might require an open and honest conversation to uncover what’s missing and take corrective action.

6. Make motivation a partnership

Motivation in the workplace should be a shared responsibility. Everyone needs to make sure that everyone else is happy and motivated and flag up when this is not the case.

Employees need to let their managers know how they prefer to work and what they need to enable them to work better. And managers need to ensure dialogue is open enough that they can pick up on relevant information – and respond accordingly.

The development of HR in a business often follows a similar pattern. Initially, it starts out as the part-time responsibility of a nominated team member – perhaps with specialist HR support via a telephone advice line to call on for guidance. As the business grows and takes on more staff, the role becomes full-time and is given to someone with basic HR experience.

But there will come a time when this solution is no longer able to cope with the scale and depth of the organisation’s HR needs, and external specialist HR support is needed. While very large organisations can afford to invest in creating a dedicated internal HR resource staffed by experienced professionals, this isn’t an option open to most owners of small and mid-size businesses.

So how do you know when your business is approaching the point when it needs to have access to external, specialist HR support?

It’s different for every business: there are no set rules around headcount, turnover or any other metric. Although it isn’t possible to predict when the time will come with any degree of accuracy, it’s sensible to look out for early indicators so you can be proactive and prepare.

Working with a wide range of clients has given us an insight into some of the more common signals that indicate a business may be nearing the point when external support is needed.

Here are five to look out for:

1. When a single issue seems to dominate & never gets resolved

Many clients we work with employ between 11-50 people. I’ve noticed that when the headcount reaches around 20 or so, a persistent HR issue can often emerge. It might be about virtually anything, but most often, it will relate to a particular individual, and it just won’t go away. Because no one is quite sure how to address it and decisions aren’t made about it, it becomes disproportionate to its size and a distraction to business as usual.

2. When your internal HR resource doesn’t have the solutions you need

As already mentioned, it’s common for HR to be just part of one person’s role in a smaller organisation – perhaps supported by an advice line for guidance on basic rules and procedures. The individual may have minimal HR experience – possibly even none – and expectations of responsibilities will likely be limited to admin.

This kind of arrangement can work perfectly well, but at some point, an issue will almost certainly arise to test the boundaries of current capabilities, and this is a critical moment on the HR journey.

We often find ourselves called in to assist a highly competent individual who’s done a solid job of handling HR up to this point but finds themselves unsure of how to advise the business owner on a complex issue. And why should they? They don’t have the training, experience or knowledge to be able to provide a bespoke solution.

Without the right advice, a business owner who might otherwise be great at engaging and building relationships with employees, can easily find themselves out of their depth, leading to a bad situation becoming worse.

3. When your advice line provides rules & processes – but not the answer

While your HR needs remain relatively simple, subscription-based advice lines can be a cost-effective way to supplement your internal HR resource. However, most of these solutions tend to provide rather generic advice. They are generally great at reiterating rules and regulations and detailing the correct procedures to follow in set scenarios. But their value can be limited in more complex situations which call for a more nuanced approach and where an in-depth understanding of the business dynamics and the personalities involved is needed.

4. When the consequences of not following due process catch up with you

In a small organisation, it’s easy for HR processes not to be applied quite as strictly as they should be. Lack of time, lack of knowledge, nervousness and a desire not to ‘upset the applecart’ might all be reasons for letting some seemingly minor issues go unchecked.

You might tell yourself that something isn’t important – and on its own, it might not be, but if you don’t follow processes, it’s probably going to catch you up sooner rather than later. Cut an employee some slack because they always meet their target, and when they really step over the line, you’ll find communicating your message much more difficult than it needs to be. Because you’ve not had the right conversations along the way, the employee might not even realise they were getting close to a red line. If you don’t follow the correct process from the outset, relationships can deteriorate, impacting your business – and you won’t get to the point where either the employee complies or you’re within your rights to take formal action.

5. When your business experiences significant growth or change

A period of growth or change in a business can often put pressure on an internal HR resource – especially when it hasn’t been explicitly planned with a specialist HR support focus.

You’ll have a business plan setting out key goals and milestones, but opportunities might present themselves – an acquisition for example, that may lead to an unanticipated growth spurt, or a new contract or client win might require you to add to your skillset by taking on new talent. Both scenarios have the potential to upset the dynamics of a business if they’re not managed with care.

Balancing work with parenting responsibilities is tough at the best of times. But with homeworking, home-schooling and changing school schedules thrown into the mix during lockdowns, life has become even more stressful for working parents with children of school or pre-school age.

According to the Modern Family Index, there were 13 million working parents in the UK in 2019. For the same year, the Office for National Statistics reported that 75.1% (three in four) of mothers and 92.6% of fathers with dependent children were in work in the UK. All these numbers have been increasing steadily over the last 20 years or so.

It’s quite likely you’ll have working parents in your team, and you may even be one yourself.

Although we’re all in this together, each of us will be experiencing lockdown from our own unique perspective. As a working Mum myself and with working parents in my team, I can empathise with others in similar situations. I wanted to use this space to share a few of my own experiences and some coping strategies to help working parents – employers and employees alike – deal with these challenging times:

1. Keep talking!
The old adage has it that sharing concerns and worries with others halves the problem, and here at Organic P&O Solutions, we concur wholeheartedly with this simple piece of advice. Many of the challenges we’re asked to help with could have been resolved earlier if people had just had a conversation and reached out for help.

Employers and employees need to engage in open and honest dialogue, so there’s a clear understanding of the support everyone needs to do their job effectively. The answers may not always be easy or immediately apparent, but in our experience, solutions usually emerge from dialogue.

And it shouldn’t just be employees that open up about the challenges they may be facing. There can be a lot of pressure on an employer to present themselves as superheroes to their team. It’s an unrealistic image, and a better approach would be to demonstrate that they are in fact human – by, for example, admitting they’re finding home-schooling tough or that their energy levels have dipped. There’s no need to go into details, but by doing this, they will be helping encourage employees to share their own issues as well as taking the pressure off them to try to be perfect employees.

2. Find ways to connect with people you need & who need you
Lockdowns and social-distancing have reminded us just how much we depend on each other for support, and it’s important we find new ways to stay connected, offer help – and accept it when it’s offered to us. Every one of us is impacted by the pandemic, and by working together, rather than in isolation, there are plenty of ways we can support one another.

Think about where you need help, and about the support those in your work or social network might need. Are there places where these needs cross over? Perhaps there are ways you can mutually support each other professionally, personally or emotionally.

From a personal perspective, although I’m good at working on my own, I do need to interact with my team. I miss the breakfast meetings we used to schedule. While face-to-face conversations over coffee and croissants are not possible, I make sure we do the next best thing and make full use of video calling – not only to discuss business but also to socialise virtually and catch up for a chat.

Outside of work, I love to run, but with home-schooling as well as working I’ve had to reschedule things. I’ve taken to running with a friend once a week when my son stays with his Dad, and I also go on a regular monthly walk with another friend. It’s a temporary routine that allows me to meet my home and work commitments, get exercise and have some invaluable social interaction.

3. Be realistic & go with the flow
For anyone working and having to look after children, these are stressful times. Being a full-time carer, teacher, Mum or Dad, and doing a job from somewhere that’s probably part-home, part-nursery, part-school and part-office; and maybe with a working partner sharing the same space, is likely to stretch anyone’s nerves, patience and energy reserves to their limits.

It’s a situation that requires putting on and taking off different hats throughout the day. As far as is possible, try to engage the right mindset for the task at hand. This is easier said than done, but where you can, try to compartmentalise your time, dedicating set periods to tasks rather than attempting to multi-task too much.

Crucially though, don’t stretch your personal limits. The combination of high stress levels and depleted energy means you need to be realistic in your expectations of yourself and own what you can realistically achieve.

Over the summer, I realised I couldn’t sustain my early morning FastTrack Fit Camp sessions on the same days that needed me to still have energy to run around with my son or go out with him for a bike ride. Something had to give, or I’d burn-out, so Fit Camp sessions had to take a break for a little while.

I do also think that trying to make some space for yourself each day is essential. Being a lark, I start work early in the morning – usually between 6 am – 7.30 am. It means I can be with my son for breakfast and allows me to have some quiet time – for me, an essential ingredient for happiness and productivity. I get to look at the moon, enjoy a good cup of coffee and plan my day before the phone begins to ring or I’m needed on the home front!

4. Recognise that positivity & negativity both have roles to play
Our nature will mean we tend to either lean slightly towards pessimism or optimism. The scale and duration of the current situation call for balance. There’s no point in taking the approach that everything is coming up roses – but at the same time, being a complete Eeyore will get you nowhere either. Positivity and negativity can both be forces for good: the first supports resilience, momentum and forward direction, while the second can be a realism check to help identify potential obstacles and blind spots.

In short, both have their place, so embrace them and try to retain a sense of balance.

5. Allow time to transition between roles
Following on from the above point, a working parent will probably need to transition through a dizzying array of roles each day, morphing from breadwinner to teacher, confidante to cook, parent to partner, team leader to cheerleader – and more besides.

In any given hour I might have a coaching session with a client, check on my son’s schooling, clean the bathroom, work on a future product idea, give guidance to a team member about a project they’re leading and take a call for HR advice.

It’s emotionally and physically exhausting, and I know that if I don’t take at least some time out between each task, I won’t take any learnings from what I’m doing.

It’s only by learning that we can improve and make things better for ourselves, but it’s impossible to learn anything while in survival mode. Allow some time to feel comfortable regularly to allow the learning to emerge, so you can prioritise what’s useful.

6. Know your early warning signs & share them with others
If you’re struggling, it’s all too easy to just carry on and ignore the signals indicating that something is likely to give. Left unchecked work and family relationships might suffer, and mental or physical illness could become a real possibility.

It’s important to recognise as early as possible when things might be reaching a critical point, and often, others will see this in you before you see it in yourself.

Stress affects people in different ways. An out of character short temper, limited attention span, forgetfulness and excessive tiredness can all indicate that help might be needed. Most of us know how we react to stress, and we need to share our ‘tells’ with colleagues so they can look out for warning signs.

What plans do you have for your business in the New Year? Is your HR strategy in complete alignment with your organisational objectives?

Along with your plans for other core business areas like marketing, sales and finance, your people plan plays a critical role in ensuring your company achieves its goals. But it’s not set in stone: it’s dynamic and must be regularly revised and adjusted to keep pace with changing circumstances.

It’s good practice to review your people plan quarterly, and this is something we do with all our retained clients.

Reviewing your HR needs is an exercise in reverse engineering, requiring you to work backwards from your goals to consider their impact on your people – then check you have the infrastructure, skills, and competencies in place to make them a reality.

In our experience, businesses tend to focus on the resources and roles they need to have in their people plan, giving rather less thought to how those resources and roles need supporting to be effective.

A good people plan will look ahead to consider capability and training needs and try to anticipate potential change – for people as well as the business. If for example, you know an employee is going to be taking maternity leave in a few months, your plan needs to factor this in, identifying how continuity will be maintained, and when any conversations need to take place.

So, how does your people plan measure up against the ambitions you have for your business? Here are six questions to ask yourself:

1. DO YOUR EMPLOYEES HAVE THE RIGHT MANAGEMENT SKILLS?

Does your plan take account of all the skills your people need, highlight where there may be skill shortages, and identify how these will be addressed?

Too often, people are put into line management roles and expected to succeed because they’ve demonstrated they are technically competent. But this doesn’t mean they have the management skills their role calls for. Regardless of where an employee may be in the management line, do they have what it takes to engage, motivate and inspire loyalty in those people who report into them?

Do your people have the skills they need to deal with change? Businesses that invest in training managers and equipping them with the skills they need to manage, motivate and support people and teams are best placed to deal with change.

Inevitably, there will be times when you have no option but to be flexible, react and adapt, but this said, it’s vital to make sure you have a solid infrastructure in place for training people so that when change hits, those people impacted know what to do. Ideally, you will have anticipated and rehearsed potential scenarios, so plans have been experienced and tested.

2. ARE YOUR EMPLOYEES FULLY ENGAGED WITH YOUR BUSINESS?

To make the most of the skills, talent, knowledge and experience in your employees, you need to ensure that each of them is fully engaged with your business.

Ideally, at all levels in your organisation, you should be striving to foster an environment that encourages employees to invest fully in their role, so that for example, they’re prepared to dedicate discretionary time to consider ways systems and processes might be improved.

Building engagement requires looking at the ways you are connecting with your team – and the ways they are connecting with each other. But it isn’t only about communication, it’s also about emotional intelligence, and you’ll need to make sure you’re doing everything you can to nurture this skill within your people. For example, you might have equipped a line manager with all the technical skills required to undertake an appraisal, but do they have the emotional intelligence to have a heartfelt conversation with their colleague? A conversation that will be deep enough for them to fully understand the whole person at work – while keeping within boundaries?

3. DOES YOUR PLAN TAKE ACCOUNT OF YOUR EMPLOYEE’S FUTURE NEEDS?

As much as it possibly can, your plan needs to anticipate the future needs of your employees.

Using all the information available to you, you need to consider each individual within your organisation. What support do you need to put in place to help them be the best they can be? Are there any personal circumstances or life events you need to factor into your plan?

Assessing future needs to ensure your organisation gets the best return on investment in its people – and that employees get the best from the organisation – may involve having difficult conversations. But it’s crucial employees feel they can be open and honest, and confident you’ll listen to their needs as the business develops and grows.

4. ARE YOU LOOKING AFTER THE WELLBEING OF YOUR PEOPLE?

Is employee wellbeing embedded into your organisational culture?

In recent years, there’s been a growing focus on wellbeing in business. Often though, when it’s talked about, it’s in the context of employers going ‘above and beyond’. But it needs to become the norm. The pandemic threw the topic into sharp relief, and unsurprisingly, those employers who already proactively embraced the concept are those that have fared best.

Your employees are your most valuable resource, and taking care of them requires an approach that’s very different to the way you maintain and look after any of your other assets. Your business needs to invest in helping employees to stretch and develop themselves on a personal level, and to take care of their mental and physical health,

5. ARE YOU USING THE RIGHT CRITERIA TO JUDGE PERFORMANCE?

Are you rewarding the right people in your organisation?

Setting targets is key to achieving business objectives, but if you operate one-dimensional incentive schemes that only trigger a reward when a ‘magic’ number is hit – you may not be leveraging the full potential of your people. This kind of culture can lead to extreme swings in performance, and the focus on targets can distract attention from other vital areas and suppress creative thinking.

An ideal solution will identify and reward people who – though they may not always reach every target they’re set, nevertheless contribute to steady, constant and sustainable growth or improvement.

6. ARE YOUR HR POLICIES UP TO THE JOB?

Do you have clear HR policies to help guide you through any eventuality?

Taking the time to set down policies and keep them up to date is essential: by having them in place, everyone in your organisation will know where they stand, and they’ll provide a point of reference if clarity is required.

It’s easy to see creating HR policies as more burdensome admin, but not having them when they’re needed can prove disruptive and costly. It’s worth noting that those businesses with unambiguous homeworking policies found it easy to implement new ways of working during the lockdown.

If you don’t have HR policies across all your core people areas, you’re leaving rules and boundaries open to interpretation. Of course, when you come to apply rules, you can use discretion, but not having any to apply will leave you exposed.

Being aware of the qualities and characteristics that create the unique personalities of the people we work with is essential – especially right now, when the pandemic means many of us are not able to connect with colleagues in person.

So, do you know what makes each individual in your organisation tick? Can you say what motivates them or which communication style they prefer? Do you know how they respond to stress or the types of people they do and don’t work well with? Can you predict how they’re likely to think and behave in different situations?

These are just a few of the questions you need to be able to answer if you’re going to get the best out of your people – and all of them require insight into the diverse range of personality types you’ll have in your business.

Understanding where your employees – and you – sit on the personality spectrum is a crucial step to developing improved teamwork, communication and productivity.

Thankfully, getting inside the heads of your employees doesn’t require you to be a trained psychologist. Ascertaining personality types is relatively straightforward. There are many profiling tools available that can assess and compare personality characteristics. They vary in sophistication and the level of information they return, but most are based on simple, multiple-choice questionnaires. There’s no pass or fail – each of us has a place on the spectrum – but the information they can provide has a range of practical uses.

You might think of profiling as something primarily used by employers when recruiting, to check a candidate has the qualities – as well as the qualifications and experience a position calls for. Certainly, if you’re recruiting, personality profiling tools can help make sure a candidate is a good fit for a vacancy – although, if this is the goal, they shouldn’t be used simply to identify traits, but rather as a means to understand the preferences of candidates in work situations.

At Organic P&O Solutions, we use personality profiling both for our clients and our own team. Here are six ways you can use it to benefit your business:

1. To Improve personal effectiveness

Profiling tools can be used on a one to one basis to help anyone get a deeper understanding of their personality. The process will provide insight into areas the person being assessed may not consciously be aware of, including how they make decisions, what they like to be appreciated for, their preferred communication style and their stress triggers.

Profiling shouldn’t be used as a one-time checking tool. Personally, I think there’s a good rationale for revisiting results regularly as context and circumstances change. As an example, at Organic P&O Solutions, we recently looked at our own team profiles to learn how each of us was likely to be affected by lockdown. It was a valuable exercise that helped us understand what we needed to do to assist each other and get the best out of ourselves individually and collectively.

2. To increase employee engagement

By helping employees understand their personality traits and how they fit within their team and organisation, profiling can help employees feel recognised, valued and accepted. As a result, it can bring about greater cohesion, a sense of belonging, higher engagement and more robust performance.

Research has shown that employees having the highest levels of engagement with their employer are likely to perform 20% better than other employees and are 87% less likely to leave the organisation. 3. To develop more robust team dynamics

When team members and managers understand the motives, tendencies and behaviours of each other, they can use this knowledge to inform how they interact. Profiling can create the opportunity for a more effective dialogue where team roles and responsibilities can be agreed, and where communication and conflict are easier to manage – leading to a strong team bond based on mutual understanding.

4. To enhance management skills

Personality profiling can help managers adapt their leadership style to get the best from their team. When a manager understands their own personality characteristics and those of their team, important decisions can be communicated in a way that takes into account what works best for individuals.

5. To build better communications
Personality profiling creates a common language that allows individuals to explore their differences more constructively. Knowing the personality types and preferences in a team, and understanding how you and others like to interact can facilitate better communication

Sharing results with employees will encourage them to adapt their behaviour where change may be needed, and make them aware that people may interpret the same thing in different ways – helping them understand why colleagues might see something one way while they see it differently.

6. To increase productivity
Crucially, personality profiling can positively impact your bottom line. Companies that focus on developing people and strengthening teams to their fullest potential will see an increase in productivity levels. This is because their team learning and individual preferences are linked to how goals can be delivered, and those, in turn, are connected with overall business objectives and performance metrics in a way that works for everyone.

You might believe you know what personality type you are – but you’ll almost certainly know someone who’s opinion of themselves – at least in certain situations, is entirely at odds with your own. You may believe you’re a good judge of other peoples’ personalities, but be honest – how often have you been proved wrong?

The fact is that we’re all capable of working outside of our preferred styles. For many years I worked in an environment that required me to be outgoing, so that’s the persona I adopted – but actually, I lean more towards the introvert/thinker end of the scale. When I have a problem to solve, the last thing I want to do is talk it through with someone: I need time to myself to focus and think things through. Because profiling has helped make me aware of this, and I’ve shared it with my team, they understand that this is how I like to work, they know to leave me alone while I consider the challenge and come up with a solution, before I bring it to the table for discussion.

Tools of the Trade

As mentioned earlier, there are plenty of personality profiling tools to choose from. In no particular order, here are three of our favourites:

  • Myers Briggs Type Indicator (MBTI)
    MBTI has been around for nearly six decades. It’s my preferred tool when it comes to working with teams because it’s very scientific and can produce real ‘light bulb’ moments. However, being able to interpret the results and translate them into practical actions requires having a good understanding of the process.
  • DISC Profile
    Even older than MBTI, DISC is an intuitive profiling solution that’s simple to implement. DISC refers to the four behaviour types the test assesses: Dominance, Influence, Steadiness and Compliance. It is more focused on behaviours than preferences but has the same Jungian roots as MBTI.
  • Thomas Kilmanm Conflict Mode Instrument (TKI)
    TKI looks at how individuals deal with negotiation and conflict – both of which call for the same skills. We use this tool to help people understand how they can adapt their behaviour to address challenges and reduce the likelihood of conflict.

When I started Organic P&O Solutions, I had a clear vision of what I wanted to do. One of the first things you realise when you start a business is how much paperwork you create. Managing it is a job in its own right. In the early days I had a virtual assistant to help me with my admin. When it became clear that Nat was too good for this role however, she quickly became my first trainee consultant, leaving me without anyone to do my bookkeeping.

The crunch came one Sunday morning when I found myself with three competing demands. I had to write a proposal for a big client pitch; I needed to prepare and send out my invoices which were overdue – and I wanted to spend some time with my son who had just started school. Something had to give, so I outsourced my bookkeeping to Mike, who I knew through networking.

Since then, Mike has taken care of my invoicing, making payments and looking after credit control. He takes the information from all the financial transactions we make and prepares it for our accountant without me even needing to see it.

Of all the supplier relationships a business owner needs to develop, I’d argue that the one they have with their accountant is probably the most important. A good accountant can be integral to helping a business grow, and while it’s not impossible to change an accountant mid-relationship, it’s much better to get it right first time.

Ellen was recommended by a friend who also ran her own business. She did my very first set of accounts and we’ve worked together ever since. Highly proactive, Ellen gets financial information to me early, making sure I do what I need to on time, and keeping me updated on changes to things that impact the business like corporation tax an VAT. She adds real value, sitting down with me each year, taking me through my accounts and giving me invaluable advice.

Crucially, Ellen gets on really well and works seamlessly with Mike my bookkeeper. Together, they have put robust processes in place that mean I don’t need to get involved in the daily admin at all. This has given me space to develop my own analytical reporting information, so when I have my FD hat on, I can focus on the performance of the business – rather than worrying about paperwork and complying with statutory obligations.

Although I look after the implementation of marketing activity for my business, I’m outside of my comfort zone when it comes to marketing strategy. Thankfully though, I met Lisa through networking. I liked her approach right away, and after attending several of her social media workshops, decided she was perfect for helping me with marketing for Organic P&O Solutions.

Lisa has been advising me on my digital marketing activity for about three years now. Like most businesses, at Organic P&O Solutions we depend on the functionality of our IT equipment, a secure network and reliable, 24/7 connectivity. Our remote working model makes us especially reliant on the ability to communicate with each other, and with our clients from anywhere – something that’s become even more critical in light of the COVID-19 crisis.

Rob makes it all happen (we have no idea how), looking after all our tech, making sure our software and apps are all up to date and ensuring we stay safe from any viruses and other online threats. Given that IT is so fundamental (and mysterious), it’s reassuring to know that Rob has our back and that if we do have any kind of issue, he’s only a phone call away.

4 Things I Learnt Building My Supplier Network

Nobody works in isolation. Behind every brand and every entrepreneur are a host of suppliers helping them to realise their full potential. Having gone through the process of building my own supplier network, here are my four top pieces of advice:

 

Take time to find the perfect match

When you’re a small business, your suppliers are your team, so it’s essential you find people who share your values, you trust implicitly, and who you genuinely enjoy working with. While there will be plenty of people out there with the technical skills you need, finding those that are right for you and your business is likely to take time.

 

Make the right connections

I relied on a combination of networking, word-of-mouth recommendations and contacts from my previous life in the corporate world. Referrals are great because they come pre-validated, while connections made through a networking group you consistently attend allow time for relationships to develop before you make any commitments.

A word of caution about using contacts you may have made from working in the corporate sector. While some of my strongest supplier relationships date back to my corporate days, I found out early on that not all suppliers are suited to supporting smaller businesses with their very different dynamics.

 

Think about how suppliers will work together

As you grow your supplier network, it will be important to keep in mind that some suppliers may need to work closely together – your bookkeeper and accountant for example, or suppliers of different aspects of marketing. This is where a recommendation or getting to know someone over a period of time through networking can be useful, but in the end, you’ll have to trust your own judgement

 

Learn to let go – outsourcing works!

If you’re not great at ‘letting go’ of things, engaging others to do work for you might take some getting used to. However, when you do start to outsource those tasks that you can’t do, you aren’t good at, you don’t like doing, or that aren’t financially worth you taking on yourself, you’ll quickly see how it adds value to your organisation.

 

Why Not Give Your Suppliers a Shout Out?

It’s easy to take your suppliers for granted but remember that most of us are running businesses that are both clients and suppliers. If you’ve found someone who’s great at what they do, why not do them a favour and share their details with your clients?

Many businesses will invest time and effort into defining their brand values – but will give somewhat less attention to shaping their organisational culture.

Is this true for you?

If you’re not nurturing a culture that promotes positive behaviours, habits and ideas in your team, your business is unlikely to be performing at its full potential.

Culture happens organically, but a healthy culture needs cultivating. I sometimes liken it to gardening. Positive aspects need to be tended and fed nutrients, so they grow and flourish, while negative aspects need weeding out before they have an opportunity to take root.

Part of developing a healthy culture in your organisation means identifying those great things that people are already doing in your business – whether intuitively or by ‘accident’, and adopting them across your business.

Although cultural health can’t be measured, it can certainly be felt, and it’s something I can usually pick up on very quickly on visiting a client’s premises. Key signals include the general atmosphere, whether I’m greeted with suspicion or welcomed, the way people communicate and interact with each other and whether they’re happy to speak openly in the office or prefer to meet behind closed doors.

Over many years of being called in to advise on issues that – superficially at least – appear to stem from an individual employee – but ultimately transpire to be deeper rooted, I’ve noticed common factors that give insight into an organisation’s cultural wellbeing.

Based on my experience, here are four questions which will help you to determine if your culture is in good shape, or in need of attention:

How Does Recognition Happen & Who Gives It?

Do you have a culture where people feel the need to ask for recognition from their manager? Or where they’re continually drawing attention to their efforts and productivity compared to that of their colleagues? Both can be indicators of an unhealthy organisational culture.

In the workplace, we all need to feel our contribution is valued. But in a healthy culture, where recognition happens naturally, the way employees are treated and spoken to will let them know that they’re doing their job well and are appreciated. This is as much about people being complimentary about each other as is it is about managers taking time to say thank you and give praise.

How Are People Judged?

In some organisations, the amount of time an individual spends working over and above their contracted hours is seen as a measure of their commitment and loyalty to the business. Early morning starts or late-night finishes – maybe even both, are taken as proof that they’re working as hard and effectively as they can.

But an environment like this is almost certain to be masking cultural problems in an organisation. There’s only one way to measure performance, and that’s by results.

A ‘presence’ culture takes no account of the fact that every organisation is made up of individuals who work differently and have unique responsibilities outside of work. Someone staying late in a healthy results-based culture won’t automatically be judged to be working hard, or working inefficiently. In this kind of culture, management will instead ask themselves what caused the employee to need to work the extra hours, what difference did they make, who benefited – and does it point to a problem somewhere else in the system?

In a results-based culture, values are observed naturally, assumptions are checked before conclusions are drawn, poor performance is explored and issues are addressed and resolved early, so they don’t have the opportunity to grow into more significant problems.

How Are Mistakes Dealt With?

In a healthy culture, people aren’t afraid to ask for advice for fear of being criticised or looked down on. Rather, they know that in raising an issue, an employer will recognise there’s a capability gap in the business – not necessarily in an individual.

In this kind of supportive culture, employees won’t be reticent to come forward if they identify a gap, will be more likely to propose a solution, and individual personalities will not be part of discussions.

Consider your organisation’s approach to dealing with a customer complaint. Is your initial reaction to look for shortcomings in your team – rather than in their skills, in your processes or systems? If so, it may be that you need to work on adjusting your culture.

A healthy culture is one where mistakes are accepted and learnt from. People will have clear ownership and responsibility, and if something goes wrong, processes and systems will be reviewed first, and blame will not automatically be assigned to an individual.

 Are People Forthcoming About Difficult Issues?

Many of the issues I’m asked to advise on began as minor problems. However, because they arose in a closed culture, they were allowed to fester and grow, rather than (back to our gardening theme) being nipped in the bud.

A healthy, open culture leaves no space for rumour, gossip or suspicion. When all team members are fully informed all the time, changes don’t come as a surprise. Because they are anticipated and understood, even difficult decisions are supported.

This month, Organic P&O Solutions celebrates seven years in business.

Back in 2013, having spent many years in the corporate world working in senior HR roles, I took the plunge, leaving the relative security of salaried employment to go solo and set up my own business.

It was a huge, life-changing step and turned out to be one of the best decisions I have ever made.

Starting my own business was something I’d been thinking about for a long time. I wanted to create an agency that would provide access to the best learning and development resources, help clients develop effective and productive workforces – and I knew there was a place for my HR ethos.

It was a statistic I saw in an FSB survey that finally convinced me. While nearly all the HR agencies I’d come across (apart from one-person independents) were focused on working with large businesses and corporates, the survey highlighted that 60% of all UK employers were SMEs.

I could see there was a gap in the market, and once I realised I had a unique blend of employee relations skills and specialist qualifications and experience in learning and development – two areas where typically one route is chosen over the other – I knew the time was right to launch Organic P&O Solutions

It’s been quite a journey. In the last seven years, the business has grown from just me, into a team of specialist HR consultants. Today, we’re working with a broad range of companies – and our client base includes SMEs and corporate organisations.

Along the way, I’ve learnt a lot of lessons about running a small business and our 7th anniversary gives me an excuse to share a few of them with you:

 

Lesson #1: Be flexible: things change

It’s true! To paraphrase Helmuth von Moltke, “No plan survives the first encounter with the enemy”. I’d suggest the same is true of the best-prepared business plan – although I’m not for a moment making a comparison between clients and hostile forces!

Yes, have a business plan but keep things flexible. Listen carefully to what your client’s challenges are and be prepared to adapt your strategy if they are not aligned with your original expectations.

As mentioned, when I set out, I planned to use my strong HR and learning development experience to help SMEs. I did, and I still do, but early on, I found I was also being asked by corporate clients to train and support HR teams, and work on complex projects requiring me to engage and manage other specialist consultants.

Because – rather than rigidly following our original business plan, we took time to listen to our clients, our business has evolved and changed shape to meet their needs.

 

Lesson #2: Find out what you’re good at

Whatever area you work in, the likelihood is that you’ll be competing with other businesses for projects. While you might offer similar services, there will be aspects you excel in that set you apart. Being clear about these key differentiators will help you develop a unique identity and ensure you stand out from competitors. Keep in mind that it’s not only what you do that helps establish you as a brand; it’s also the way you do it.

Reading the Pumpkin Plan by Mike Michalowicz helped me understand the importance of identifying a niche, staying focused and being brave enough not to take on projects that don’t fit – no matter how tempting they may seem.

Once we were clear about our HR specialisms and had developed our own unique style of working, marketing and promoting our offering became much easier.

 

Lesson #3: Surround yourself with the right people

A benefit of running your own business is the freedom to be selective about the clients and projects you take on. But of course, you can’t run a business on your own, and making sure you choose the right people to work with is crucial.

If you have ambitions to scale up, you’ll need to hire staff, and even if you don’t, you’ll almost certainly have to appoint suppliers and partners.

From the outset then, you need to surround yourself with people who share your ethics and values. We call our values our Rules of Play, and we use them as a reference point to check the compatibility of anyone we’re considering working with.

Establishing values you’re happy to share with all your stakeholders will probably take longer than you anticipate. Even though I’d worked a lot on values with clients in the course of my career, I didn’t find it easy summarising them for my own business!

 

Lesson #4: Whatever the size of your business, run it like a big company

The professionalism and confidence that doing this will bring will enable you to punch well above your weight. As well as helping you to attract the best clients and staff, it will also reduce any ‘growing pains’ as your business expands.

It’s something I took on board right from the start. Even when I was the only person in the business, I’d schedule monthly board meetings, draw up an agenda and review each function in the company.

As the business grew and finances permitted, I engaged a business coach to fill gaps in my knowledge, teach me skills I’d not needed in my previous corporate roles, and help me make some critical decisions that would have been difficult to work through on my own. As well as outsourcing my general admin, social media and bookkeeping, I invested in technology, and introduced systems and processes (see lesson #7) which meant I – and later my team and I had more time to spend on servicing clients.

We’re still a small business, but we’re ambitious. By thinking and behaving like a big company, I believe we’re far more likely to achieve our goals.

 

Lesson #5: Keep up your personal development

As a business that promotes personal development for our clients, you won’t be surprised to hear that we practice what we preach. I don’t believe self-improvement and personal development should end because you run your own business. If anything, it becomes even more vital. I read a lot of books by and about people who have set up successful businesses, and a commitment to ongoing learning is a recurring theme.

Ongoing development doesn’t have to be overly complicated or time-consuming though. At Organic P&O Solutions, instead of having a big development plan with lots of activities, we simply choose themes to focus on each year.

During 2020, I’m working on rebalancing the time I spend on the business versus the time I spend in it. It’s something that’s changed over time, and the growth we’ve experienced over the last two years means I now need to give more time to my MD responsibilities. Even though I’m still very much involved in delivering for clients, now that I have a team around me, I can give my MD functions the attention they deserve. It’s a real shift in perspective for me, so I’ve made it my development focus.

 

Lesson #6: Don’t let insecurities get in the way of talent

Running your own business can be lonely. Inevitably, there are times when self-doubt will creep in. I’m sure most business owners will admit to the occasional crisis of confidence – especially in the early days – and I was no exception.

My advice is to trust your instincts and believe in yourself. You know more than you think you do. Don’t be afraid to seek advice and share your fears or insecurities with others who might be able to help. I’ve had amazing support from some really great people.

I will always remember when I pitched for my very first project. It was only a half-day training programme, and even though I knew I had the skills and experience needed, I was convinced the client was looking for a bigger, more established consultancy.

At the time, I was fortunate to have an unofficial mentor in Paul Connor who gave me a confidence-boosting pep talk. He reassured me that I did have the expertise the client was looking for and that the size and relative newness of the agency was irrelevant.

He was right. The client told me my proposal was the best they’d seen, that I was the only consultant to ask crucial diagnostic questions, and I won the business!

 

#7 Implement robust systems & processes

To optimise efficiency and ensure you deliver a consistent level of service, you need to have clear, robust systems and processes in place. My business coach Rob Pickering of ActionCOACH reminded me (often!) of this. In fact, I already knew it from my time working in the retail sector – but I wasn’t applying the principle enough to my own business.

Although I’ve always considered myself to be well organised, it was only when Rob got me to focus on documenting things that I realised how much information I was keeping in my head.

When there’s only one of you in the business, it’s very easy to dismiss the need for systems and processes. But establishing them will increase efficiency levels and lead to a better, more consistent client experience. And as your business grows, scaling up will be far easier

There are some caveats though. Focus only on things that will help you to generate more revenue and profit, and bear in mind that ‘back of house’ systems and processes don’t have to look perfect. Also, accept it’s an ongoing process. You’ll always be refining how you work.

There are plenty of tech solutions out there to help too, including things like Hootsuite for managing and scheduling social media, Xero for finance and accounting and Monday.com for project management – to name-check just a few of the online tools we use.

To be successful, your business will have to evolve continually. As it grows, you’re likely to have to reorganise at various points on your journey. Sometimes you might want to make changes to take advantage of new opportunities. At other times, you may need to adapt your business model to respond to challenges.

In our experience, a company that has grown to employ 20 – 25 employees and beyond can anticipate having to restructure every 12 to 18 months on average.

As businesses adjust to trading in the current climate, many will likely need to look at how they are structured. This might involve reviewing and redefining the roles of some employees, and without suitable alternative positions available within a new set up, it might mean having to make some redundancies.

Understandably for employees, an organisational restructure can be an unsettling time, which means it’s important to manage it well. The consequences of not doing so can include added disruption to business, a damaged reputation – and where redundancies are involved, time and expense in defending employment tribunal claims.

In planning any restructure likely to result in changes to job roles or redundancies, it’s essential for an employer to consult with their employees before they make any final decisions.

Here at Organic P&O Solutions, we help business owners and management teams make the (sometimes tough) decisions required to change the shape of their organisations – and to do so in a way that is compliant and fair for all parties.

When a restructure goes wrong, it’s often because the business involved has not fulfilled its obligation to consult with affected staff, or because somewhere in the process, it has failed to follow the correct procedures.

If you’re planning a restructure in your organisation, having the support of a professional HR advisor is highly recommended. Because every restructure is different and has its own unique dynamics, there’s much more to consider than the linear process. This said, there are some fundamental points to keep in mind when you’re preparing to implement a change like this:

1. Review all your business options

Based on the information you have available, and what you are reasonably able to anticipate, you will need to consider all the business options open to you.

If for example, your business has experienced a significant drop in revenue, you’ll need to review – and where possible, reduce overheads in the short term. Looking further ahead and using data extracted from your management accounts, you’ll need to calculate how long your business will be able to trade on the reduced income – and consider what options are open to you longer term should the situation persist.

2. Review staffing against your business options

When you have listed your business options, you will be in a position to review your staffing structure in relation to each potential scenario. It’s important to show you’ve considered your options in this order.

You’ll need to consider each option against the key criteria, making sure you’re being fair and reasonable at each juncture – being extremely mindful at this point to set aside the personal situations or personalities of individual employees.

3. Recognise your obligation to consult with staff

Don’t make the mistake of thinking that restructuring your organisation is purely a business decision, and you don’t need to consult with your employees.

If you’re planning a restructure that’s going to require staff to have to change roles or result in redundancies, you’re statutorily bound to engage in a meaningful consultation process with those staff who will be affected.

Crucially, this doesn’t mean sharing a restructuring plan that’s set in stone and just expecting staff to adopt it.  All too often, we hear of business owners who work on a restructuring plan in isolation, before presenting it to their workforce as a fait acompli: an action more likely to lead to conflict and arbitration than collaboration.

Ideally, it’s best to communicate with staff openly and honestly from the outset. This way, there will be complete transparency before the consultation process begins. You’ll have to allow time for affected employees to respond with alternative solutions, and no definitive decisions can be made until the consultation process has been completed.

4. Pause recruitment activity

If you’re planning any redundancies as part of your restructure, you’ll need to consider whether those employees affected might be offered any other suitable alternative employment within your organisation. To this end, you should pause any recruitment activity during the process.

5. Advise affected staff

When you have identified your preferred restructure route, your next step must be to notify any employees who will potentially be affected, formally advising them that you intend to enter a consultation process.

6. Consult with affected staff

Having taken the appropriate steps up to this point, you’re now ready to consult with affected employees. You will be able to share your proposed restructure plan together with your reasons and rationale for putting it forward.

At the same time, you’ll need to make it clear that no decisions have yet been taken, and you are open to any alternative solutions those affected might want to propose.

You must leave space for plans to evolve and change, and time for other parties to put forward alternative solutions and have them fully considered – so that by the time a final decision is reached, all options have been explored.

I often liken the process of going into a restructure to kicking a rugby ball into the air. In the same way you can’t know which way the ball will bounce on landing, it’s virtually impossible to predict how a restructure proposal will be received when you’re dealing with people and emotions.

Employers will frequently go in one of two directions. They’ll either procrastinate and go around in circles as they attempt to get inside their employees’ heads – trying to anticipate and address questions they can’t possibly know. Or they’ll simply impose their preferred restructure option without consultation, believing they’ve explored all avenues and no other solution is available.

The first of these routes wastes time and energy and is ultimately ineffective as the clarity of any original objective is lost. The second is clearly unlawful.

Going back to my rugby ball analogy, a restructure can have a clearly defined process, but it won’t be linear, and along the way, it will bob and weave. To ensure it runs smoothly and results in a successful outcome, the support of an HR professional who can help you manage the human aspects involved with implementing change – as well as guiding you in respect of compliance, is essential.

Focusing exclusively on compliance when making decisions is not necessarily the best way forward. In some situations, taking human considerations into account might cost you a little more time and/or money – but save you a lot in terms of how your business is perceived by others. This may be a particularly important consideration for owners of small and mid-size companies who have a high profile in their local community.

None of us has ever had to confront personal or work challenges quite like those we’re experiencing right now. Enforced social distancing has required virtually all of us to find new ways of working. But the disruption to normal life has – for some organisations at least – highlighted an opportunity that could lead to a permanent shift in the way they work.

Although re-evaluating and re-inventing work processes has presented enormous issues for many businesses, some service-based companies have been reminded that they don’t necessarily need employees based in one central location.

Homeworking can deliver a range of benefits. There are obvious financial advantages arising from running a business with a reduced physical workspace – or even none at all.  Some global tech companies had already adopted remote models: understanding that productivity is positively impacted when employees no longer have to commute or travel to meetings, and morale and mental wellbeing levels improve as staff have more quality time available for families, loved ones and personal pursuits.

For many businesses now, the realisation that they can operate effectively with staff working from home – and that the homeworking model offers significant advantages, makes it likely they will look to continue working this way – in whole or in part – post-lockdown.

It’s hard to find many positives during this crisis, but perhaps this might be one of them. Could this be the nudge you need to migrate some or all of your team to homeworking?

Be aware that everyone in your team has unique personal & family needs

Outside of work, team members will have very different family and home lives. They might have shared or sole responsibility for looking after young children or be carers for elderly or sick relatives. Support networks will vary for each of them, and they’ll have to balance work with personal responsibilities.

To get the best out of your team, you’ll need to identify the needs of individual employees, then help them to find and implement solutions that accommodate their circumstances. At Organic P&O Solutions, we’ve done this very successfully with our own team, including Natalie, one of our home-based consultants.

Natalie’s husband, Nick, has a full-time job in the RAF, and they share responsibility for looking after their two young daughters. From the outset, Natalie was very clear about what she needed to be able to carry out her full-time role effectively – while still continuing to share parenting duties and be there for her girls.

Some employers might dismiss out of hand the idea that a mum of two young children and a working partner could find the time (or energy!) to undertake a full-time job. But we knew Natalie was perfect for the role, and by taking the time to understand how she prefers to work, we’ve been able to meet her needs, so we all benefit.

“I told Tash I needed to be able to function as a single parent so that if Nick is relocated, nothing changes for the girls. Tash completely understood this, and as long as I make my commitments to clients and meet my goals each week, she’s happy for me to decide what I do, how and when”.

 “While the lockdown is on and Nick and I are both at home, I’m typically working between 6 am until midday, then doing a couple more hours in the evening. It works well as I’m more productive in the mornings anyway. Nick looks after the girls and helps them with schoolwork. We reverse roles in the afternoon, and I get to do the messy, creative stuff with them while Nick works. Then, when the house is quiet again in the evening, I go back to work.” (Natalie).

All of us in the Organic P&O Solutions team have very different family circumstances, but by having open and honest discussions and testing solutions, we’ve reached outcomes that work for everyone and found ways round our collective and unique challenges.

Learn to trust your team

For an employer used to sharing the same physical workspace with their team, adjusting to the concept of remote managing can be challenging. As with any relationship – personal or professional, trust is vital.

In our view, team members must be given the latitude to deliver their contributions in their preferred way: working the hours best suited to their situation and temperament – within an agreed timeframe of course. But with that trust, comes the responsibility to own their results, adapt and self-motivate so they deliver. No excuses.

It’s human nature to worry about what you can’t see. But does it really matter if an employee working at home takes five minutes to check their social media during ‘work time’ or get some exercise? We think not. Especially if it means they’re going to get their job done more effectively and be more focused because they’ve taken a short break in a way that works for them.

We’ve had clients question how an employee could possibly work from home if they have to look after their children all day. How could they ever be trusted to be productive, and not put childcare responsibilities first? Our response is always the same. We’ve never let them down or missed a deadline due to our children and when we’re not out delivering for clients, we’re working from home. We’re all parents with differing levels of support, so if we can do it, maybe it’s time for them to think again about what’s being asked of them?

Recognise everyone works differently 

If you’re managing homeworking employees, consider the wide range of personality types within a team. Some people enjoy working on their own and will naturally thrive in a homeworking environment, while others may require a higher degree of support and nurturing.

In an office-based team, employees are generally required to work within a structured, 9-5 day. While this rhythm suits some, it can constrain others who may prefer more elasticity in their routine. Many people are more alert, creative and productive and do their best work outside of these hours.  I know I am and I always have been.

I spent many years working in the retail sector and remember the difficulty I had making the transition to a ‘regular’ working day. I’d become used to working irregular hours with early morning starts, late-night finishes, and week-end working. Making the switch was hard and I found conforming to a regular office day far more tiring than working longer, uncertain hours. Needless to say, I’m far happier working the way I do today! So, our advice is don’t make assumptions about what works for people. We all have different energisers.  Help people find theirs and you’ll see results soar.

Adjust how you monitor individual performance

Monitoring the performance of remote working staff is very different from monitoring performance in an office-based team. When you’re working alongside your employees, you can observe performance first-hand and discuss work in progress, picking up potential issues as they arise.

Technology options abound to make people more accessible but you can’t be there all the time if your team is home-based.  To know what employees have been doing, how they’ve got on and what they’ve achieved, the nature of the conversations you have will need thought, a little planning and some organisation.

So, focus on results – and not necessarily on the process or the hours taken to achieve the outcome. Allow employees some flexibility and freedom to complete work in their own way to an agreed schedule – and be prepared to adjust until you find and keep what works.

Ensure you communicate regularly

With team members working from disparate locations and potentially working different hours, finding time to schedule regular team meetings and one to one catch-ups is vital.

Uncertainty. Upheaval. Disruption. Life as you know it is changing and it’s not letting up.  What’s your response to it?  Foggy head? Clear head? Ok with going with the flow or do you resent changing your clearly defined plans? As an HR specialist who helps people navigate times of change, I’ve observed (and displayed!) many behaviours that support navigating through change successfully (and not!).

This blog captures practices that build resilience and infrastructure to support leaders navigate the changes that significantly impact people and organisations.

Deploy consistent habits

Put first things, first.  We are conditioned, many of us, for the ‘end’ point.  Passing the exam, getting the promotion, hitting our sales or revenue targets, getting married, losing weight etc etc. It’s great to have a goal and have a plan.  It’s not possible to deliver the plan in a linear order, illustrated beautifully by one of my favourite quotes “No plan survives contact with the enemy”.

I fell afoul of this personally, only recently. I was running up a hill, that was in the plan. I couldn’t run up the hill because I couldn’t breathe. Feeling like I should be able to do it by now (I’ve done it before, it’s the right stage of the plan) meant I tensed and told myself to ‘just get up the hill!’ I had enlisted the help of a running

coach who gave me some sage advice. “Don’t look at the top of the hill, look just forward of where you are, maintain your optimum posture for breathing and moving and keep going with small steps. Believe in your legs, your mind will quit before your legs will.” She was right, of course. As a coach, I knew this, and I’ve been known to give the advice before, but I was at a point of personal difficulty because I was in my ‘get on with it’ mindset. The answer wasn’t in the grit or the capability (it wasn’t a very big hill and I was determined!). It was all in the technique. It was a great metaphor for life and business showing what happens when we focus on the end point and get frustrated that we’re not where we want to be. Identify and practice the consistent habits and processes and we can keep sight of the end point and focus on the here and now moves to get there. In this example, once I focused on technique, my determination had something tangible to deliver, my heart-rate settled and I ran up the hill with less effort than my starting point.

Prioritise often

Prioritising is a skill that delivers plans and takes practice to make sure, ironically, that we prioritise using it. So, blend vision with pragmatism. It’s important to identify possible outcomes and what if’s in times of change however it’s also important not to overanalyse. Keep your focus on thinking about the likelihood of something affecting your plans and weigh it up with gauging the potential impact, then prioritise the things that will make the biggest difference. Once the plan is executed, keep visiting the ‘what-if’s’ and adjust them. Take time to identify what now, then what next, repeat and/or adjust and you’ll create space for movement in the right way without losing time or direction.

In high VUCA (volatile, uncertain, changing, adaptive) situations, the next right move might not be in the well thought through plan, it’s more likely to be found in the evolution of a situation and so prioritising frequently becomes the tool for adapting once a plan is in ‘play’.  It’s especially important when we’re in uncertainty, as it allows you to adapt as information and resources unfold.

Embrace, manage and don’t judge, your emotions

When something rocks our world, whether we think it should, or whether we think it shouldn’t, it has.  Our attachment to something isn’t logical, it’s emotional. We don’t judge our nerves when they tell us something is hot or cold, so when our emotions tell us we feel happy or sad, we need to drop the notion that our feelings are good or bad. Instead, understanding that emotions are the psychological equivalent of our nerve system mean we can access them as data. Uncomfortable data sometimes, yes, but data, nonetheless. So, take the time to find out how you’re feeling about the changes you’re facing, and notice and you’ll be in a better position to move identify what you need and move into a productive space, quicker. For example, if you’re feeling overwhelmed or helpless, accept it. It makes sense when there’s a lack of information and the implications are serious. It doesn’t need to be dramatic, but it isn’t helpful to ignore it.  It will affect the way you function whether you want it to or not, at some point. So, face into it, look it in the eye and process it. Simple ways to do this are moving to another room, going for a walk, making a drink, listening to some music, exercising, talking to someone you trust.  Allow the same for others and you’ll find collective solutions and build trust so, encourage your team to identify and use their emotions, then enjoy the benefits of a more resilient, rounded, solution focused team.

Live through the unknown

Some people have a higher need for certainty and control than others. High change and high uncertainty situations reveal this. Neuroscience explains that we get an addictive hit of dopamine when we deal with something quickly. This feel good hormone keeps us wanting to complete and conquer over and over.  The short-term hit gets in the way of our ‘better judgement’ though and robs us of the longer-term satisfaction of achieving something worthwhile, because the longer-term piece can’t be done in one hit or in this mode of working.  So, next time you find yourself living off dopamine hits, check you’re working in urgent mode because that’s what really is needed. Then move out of it as soon as you can, allow your adrenaline levels to settle so you’ll restore the ability to see and move towards the longer-term gain.

Preparation and practice for times of high stress also work well here. We don’t see athletes at starting lines using things to distract themselves for their nerves, musicians turn up at concerts at the last minute or emergency services arrive in a harried rushed state. They turn up for their event or situation focused on what’s before them in the knowledge they were prepared to cope with what they couldn’t predict because they have rehearsed the habits they’d need for the things they could predict. They rehearse crucial technical pieces.  I’m a rugby fan. Johnny Wilkinson’s 2003 drop goal is my personal reminder of the benefits of practicing for times of pressure – what’s yours?

So, prepare and practice the small things, so you can employ them in habit form when you need them urgently and develop your ability to hold your nerve through the waiting period so you can be ready and able to act at the right time, in the right way. You’ll feel better, more often, longer term.  You’ll also be easier to work with!

Replace your agenda with empathy

Changing and uncertain times feel chaotic because they involve people who are communicating in different ways, with different perspectives, about an evolving situation. As humans, we experience a loss of control when we wait for decisions from others and we experience a sense of control when the decision is ours.

I see it play out with employers and employees often.  ‘Why is she being so difficult?’ they say.  ‘Why is he being so insensitive?” they ask.  There are differences in agendas and to truly understand what’s going on, agendas need to be replaced with a genuine desire to understand the other person’s view.  I have lost count of the number of times I’ve facilitated a discussion where people agreed, but just couldn’t see it at first because they described their experience and views so differently.

This is where judgements really surface too. The minute we start deciding whether someone is right or wrong, it’s because we are comparing it to our own frame of reference.  If it matches, they’re right. If it doesn’t, they’re wrong. It’s human, it’s understandable but it’s not helpful. So, move towards understanding what someone disagrees with by removing your own listening lense, and then share your perspective responsively e.g. in relation to their view, not in an oppositional reply and you’ll find ways towards solutions.  Sometimes you’ll need to adapt more than others and not everyone will respond well. Once you’ve genuinely dropped your agenda, persevere. It’s less likely to feel like a compromise, and more likely to feel like a good way forward.

In summary

Navigating disruption is exhausting for many because of the constant need to switch between being future focused and working with constantly developing information. It takes concentration and energy.  Clarity, planning, adaptability, high emotional intelligence and strong communication skills are pivotal to navigating change successfully.

You know you’ve worked in a great team when you pick up the phone after a few years to a former colleague and when you start reminiscing about working together, the conversation covers three things. What you’re proud of achieving together, how you got through the tough times and how much you enjoyed working and learning together. Yet, when I reflect on conversations I have with employers, job applicants, freelancers etc about what they look for during a hiring / engagement process, these three things aren’t a ready focus point.

In my experience, great hiring strategies involve a combination of deliberate and accidental matching criteria. The most successful processes have a greater degree of the former (criteria and process) so the latter (surprises) can emerge. The best ones focus on what the team needs to deliver next and what they need both technically and behaviourally to do it. Here are some of the ways we help our clients build their teams making sure they use their own unique blend of foresight and hindsight, to make confident hiring decisions.

Values value values
We know that employers need to hire technical skills and experience. We also know that when appointments go sour, the cause is often behaviour. The behaviour is a problem but not the main issue. Quite often, it’s a clash of personal values. This is often a surprise and that’s because values are innate. And, because they’re innate, they’re usually not discussed openly. Get clear about personal and team values and you’ll have a description for your culture and a tool you can use time after time, no matter what the role is. You’ll also have criteria to help manage individual and team performance.

A note of caution here, don’t rule people out just because they don’t directly agree with you or your team’s ‘norms’. Values transcend diversity. More importantly, difference is essential for rounded performance. Do think about how you’ll manage differences though and don’t take it so far that you find yourself on the wrong side of discrimination. Sometimes the path to collaboration, whilst worthwhile, isn’t smooth!

Business phase and role life span
Have a ‘people’ plan. Something that shows how roles relate to each other and what they will deliver for the business. Identify what you’re happy to invest in and what you expect someone to turn up with.

In your plan, get clear about the phase your business is in. What’s the lifespan of the vacancy? Will it stay in its current form or evolve over time? How much? How quickly? Resourcing is an ongoing activity. Over time, things change. Help people manage careers not job roles and you’ll gain loyalty and commitment that salaries and benefits can’t buy.

Keep in touch
When you meet a candidate you just ‘really liked’ but they didn’t get the job, think about what they would have been right for and keep in touch. Maybe they need a more settled, stable company phase or conversely, there won’t be enough pace, change and challenge in this assignment. If they’re not right for you, they may be right for someone you know and better still, they may be right for your team in the future. There are so many ways to keep in touch, choose what works for you. Perhaps you’ll call them periodically or connect with them on LinkedIn. If it won’t upset their current employer, and you’d like to help them secure a new role, perhaps give them a ‘Kudos’ post. In short, when you meet top talent, keep in touch and nurture it.

Attract the right candidates
Decide on a route to market that will attract and help you identify good candidates, just like you would for attracting customers. Where are the people that would love to find you? What is it that’s unique or different about you as an employer? Spend time building your employer brand as well as your customer brand and you’re more likely to have a quality pool to choose from. For example, where might you find people with the right qualities you’re looking for. Things like empathy, initiative, team player. I have a client who will always interview a candidate who volunteers regularly. They may not get the job every time, but he knows that if they’re a volunteer, they have qualities and values that resonate with what he looks for in his team. The technical training can be learned.

Do more than interview

Good interview skills are essential for giving candidates the best chance of showing you they can deliver. A practical way of looking for an all-round view (technical, experiential, behavioural) is to include a practical exercise in the selection process. It doesn’t have to be a lengthy assessment centre style event, although that may be an option for you. It could be something simple. For example, when I recruit for HR professionals at all levels, I provide scenarios that are unique to the business and role. Part of the exercise will be a form of written correspondence. I need to know the people coming on board can work with more than standard templates. (Tailored, well written correspondence is an absolute must in all HR correspondence, for me).

There are multiple benefits to this, I find out how the ‘fit’ works for the role and business culture, over and above the discussion at interview. I discover congruence so I can assess whether the candidate really can deliver the things they impressed me with during the interview. I receive evidence of things like use of language, tone of voice, empathy, judgment, influence and so on, all critical to the HR role. The blend however may reveal that one candidate is stronger for the assignment than another.

The bonus though, is when a nervous interviewee gets to show me, through the exercise, how they really work and what they’re capable of. Interview nerves don’t go away until they’ve been overcome. Getting through a selection process supports confidence. It’s not always a happy ending, but I can’t put a price on how rewarding it is when it works out.

Giving and receiving feedback is heartland territory for performance conversations. Both delivery and receipt require a combination of skill and character, making it a strong topic for Leadership and Management training programmes everywhere.  It’s essential for continuous performance improvement and without it, effective change won’t gather pace. Yet it’s often delivered and/or received badly; exacerbating poor communication practices and ineffective working relationships.  Here are our top contributors that we believe hamper effective feedback and our ideas for how to solve them.

  1. Feedback is delivered as a one-way conversation

I’ve seen it often. The perception is delivered in a ‘let me tell you what I saw, experienced, felt’ style and standard rules like be clear, be factual, give examples, be assertive are followed. Agreed, these are all important, however, this approach doesn’t allow for a mutual understanding and resolution to be reached.  Feedback is a response to something that we want changed or repeated, and this means co-operation is required. For co-operation, there must be two-way involvement.  If you have a skilled recipient, the conversation may hold promise because they may be able to receive the information in a way that is useful, regardless of the delivery.  However, without managing the conversation, it’s more likely problems will surface.  Above all else, check first if it’s a good time for them to receive this information and whether you are the most effective messenger.

A message delivered articulately and empathetically is as important as the accuracy of the content, so tailor your message delivery to match the context, environment and circumstances of the recipient. Things like ‘Is this a pattern they have noticed for themselves?’  work well.  Inviting someone to self-assess before giving your view means you are less likely to encounter resistance. Another example could be when you’ve observed something that’s out of character. In this case, ask what was different that day or in that meeting etc. before sharing your observations. The response you receive may negate the need to give your view altogether.

  1. You prepare for the conversation without preparing yourself

Particularly when there’s a tough message involved, feelings of uncertainty, anxiousness, nervousness about the potential response combined with fear of negative consequences, can undermine your approach regardless of your intentions.  To control the discomfort, it’s human nature to want to avoid it (flight) or push through it (fight). This usually happens when someone is attached to being ‘right’.  To bolster your view, you may seek agreement from someone you trust. Then share the information according to when you’re ready. The feeling of ‘There, said it. Phew! Now it’s up to them. Right?’ may resonate here.  If so, have a think about how many times you have reached a satisfactory result following just one conversation. It’s unlikely to have a high yield, if at all.

When I have something I feel strongly about, I let it ‘sit’ for a while. Then I discuss it with someone I trust to challenge my views.  The stronger the reaction, the longer I let it sit and the more I seek challenge. Examining your motives and judgments is important because these determine your beliefs.  And those beliefs? They’ll inform how you feel.  If the conversation is going to lead somewhere good, it’ll be because you kept your opinions, judgments and emotions in check. Not absent, they count, but not in the driving seat. I believer if you feel ‘right’, that makes the other person wrong.  That’s a black and white position with no room for exploration.  With no room for taking in the other person’s experience / perspective then it’s a one-way conversation. The result is more likely to be an uncomfortable transaction, without a sustainable resolution.  So, seek alternative views, talk to someone who may share the other person’s perspective as well as your own and who can challenge your thinking. It won’t change what has happened, but it could shape a stronger outcome.

  1. The delivery is formulaic and fails to inspire an appetite to change

We use a variety of communication models in our work and advocate many different feedback models however, we urge our clients not to rely on them. Instead, consider these as criteria for preparation. Like a set piece in sport or a recipe for a meal, formulas support how something is put together.  So use formulae for infrastructure then employ empathy and responsiveness. Avoid over-scripting and over-managing as this will undermine conveyed sincerity.  Instead, join forces to explore relevant issues and find solutions to secure your best chance of co-operation and commitment to change.

If you really want to inspire change, be proactive with your feedback by finding ways to give forward feedback.  For example, when we work with delegates who are taking part in an exercise in our longer-term programmes, we will draw their attention to a skill they’ve shown in a previous session. For example, “I know you’re not sure how to approach this right now, but I know you can do this because you achieved {[X] result in the [Y] module. Use your [mention special skill] here and you’ll be on your way to really seeing some traction on this”.  Express what you’re looking to see more of and what difference it could make to the results of the company, team, project etc and motivation will soar.  It will also build a habit and mindset that will spread like ripples throughout the team. Not only for the individuals receiving it but for those witnessing the culture you’re fostering. 

  1. A commitment is expected immediately

I remember a time I received some feedback. It was important I heard it and understood it. It stung a bit!  I accepted it and said I’d go away and think about it.  The person who gave me the feedback was upset that I didn’t have a more committed response. I felt I needed time to work out how best to deal with it.  We found our way through it, but I’ll never forget the feeling of being on the receiving end of feedback that was completely valid, yet outside of my awareness.  Why is this important? Feedback is often a no-brainer to the person giving the information, so the impact it has can often be under-estimated.   Remember, it’s only obvious when you know.  And if they know, it’s not feedback!  In which case, I would challenge you to think about the purpose of the conversation you really need to have here.

On the flipside, you may receive an emotional or highly charged response.  In this case, give it some time and distance. Then return, don’t avoid it.  During the gap think about your timing, delivery, what might help reduce the emotional charge when it’s revisited? Go back to your trusted source(s) for some perspective.  I’m not suggesting you accept unhelpful behaviour; I am suggesting you consider the emotional make-up of the receiver and what their motives might have been for their original actions.  In short, re-visit the qualification points and then adjust from there.  And if you got it wrong, apologise and treat it as feedback for yourself.  Boundaries and ownership are key to achieving personal change, so encourage it by being a role model for it by adjusting your approach if you need to.

  1. Agreed actions sit only with the recipient

Feedback is particularly effective when we know what we want to be different.  I hear people express what they did or didn’t appreciate yet fall short on the required change.  Just as the feedback may have been a surprise to the recipient, the actions required to make a change may feel equally like an enigma.  A strong leader will be clear about what good looks like and will understand how to support without reducing ownership on the individual.  So, it’s a good idea to think about how you will make sure you manage the change and progress that you’re asking for. What are the review timescales? What is reasonable to expect and when? What do the incremental changes look like? For example, if it’s greater accuracy, what’s the reduction in mistakes you’re looking to see? If it’s a more positive contribution in meetings, what does that look like? Then think about what support you need to provide. What will you do to actively encourage commitment to the change? What will need repetition and what will need enough space to allow progress from you?  If you’re thinking about how you can support the process, you’ll handle the conversation and subsequent follow up better, and you’ll be in a better place to use it in an exploratory, solution focused way from the start.

Strong business leaders know how to make the most of their HR resource, are more likely to train their line management teams well to implement people processes and focus on what will motivate and engage their people. Sometimes, employment regulations can seem overly arduous, even to the most amenable leaders. At these times I have often heard HR professionals, often well intentioned, sound unhelpful. Their conscientious attention to the rules risks missing the mark in getting a good result for the business. Based on what I’ve heard and learned over my career, as an HR professional, facilitator, coach and business owner, I’ve shared the top four things, that if avoided, can change the way HR professionals can support business leaders through employment disputes, more effectively.

  • It’s the law!

There are statutory regulations, it’s true. The implications of not following the ACAS code or the business policies outlined to employees could land a company in an Employment Tribunal. However, if the employer has never experienced the downside of a poor decision in this way, this is not a helpful message.

Our approach is always ‘yes you can’ followed by silence. It gives our clients the opportunity to ‘sit’ with their current thinking and then explore the potential consequences with us. We know our knowledge and experience isn’t important just yet. Once we’ve explored the potential implications and along the way, shared some information and experience that is directly relevant, we find business owners and leaders start to find alternatives, naturally, and we build from there. Appealing to the strength in their ability to make decisions and being clear, without being dramatic, about potential outcomes, makes it easier to weigh up alternatives all round.

  • You need to follow the process

Following a rigid process can be tricky for some. Personality types vary and so do ability levels and appetites for it. I find, quite often, it’s not identifying and explaining the steps in the process that present the difficulty. Rather, it’s the ability to navigate the conversation once it’s underway. Over time, HR professionals build up a catalogue of knowledge and experience that line managers may not, because they don’t specialise in it. This is particularly true for difficult issues. So, we tend to focus on supporting the words, language, sequencing and styles that are important to the people both managing, and on the receiving end of a process. Focusing the leaders on listening and clarity also gives them the time to notice and respond well, which makes it easier for them to take the right steps, at the right time.

  • You’ll end up in an Employment Tribunal

I’ve met many HR professionals who believe that going to Employment Tribunal means the business has failed. In some cases, this may be true. Not always though. For example, I’ve supported businesses through employment tribunal proceedings when they’ve had good conscience that they had done everything they could. And they’ve had successful outcomes. At Organic P&O Solutions, our focus is to come out of any difficult situation with learning. Sometimes this on its own can be the very boost a business leader needs to take their people strategy to a new level.

As an aside, I also advise HR teams to manage complex cases as if they were going to end up in tribunal. It helps on a few levels. The first, the case documents are ready when needed, should it need go to an employment solicitor. The last thing you need to be doing when that time-sensitive tribunal notification hits is waste time collating information. You’ll need to focus all your efforts on a quality response. Second, it keeps focus at every stage, on consistency of decisions and exercising due diligence. I often help businesses think about how a tribunal panel might weigh up their decision. It helps with perspective. Third, because it has been managed so closely, the likelihood of ending up in Tribunal is reduced.

  • If you do it for one, you’ll have to do it for everyone

Consistency and fairness are important. They are also barriers to responding to individual needs and being able to respond well, on an individual level, is at the heart of good leadership. So, striking the chord to achieve what’s ‘fair and reasonable’ (required in our employment regulations) versus ‘what’s really needed here?’ (addressing human needs) is of pivotal importance. HR professionals have a duty to support business owners run their businesses well, which means policies need to be applied in the way that suits the business and its customers. The direct conduit between those two is how employees are treated. So, we advise against blanket approaches and overly standard correspondence. The human element doesn’t automatically show up as favouritism and it could be the one thing that really turns a dispute into a workable solution.

The health and wellness sector continues to grow. There are retreats, self-help books and tools, gratitude practices, mindfulness techniques, and so many methods and products that promise a healthier happier life, I can’t begin to count them all. Yet at the same time, suicide rates are at an all-time high, domestic violence and abuse continues to be a growing problem and our young people are reporting the highest rates of anxiety and depression of any generation so far. Something needs to change. As employers we are in a strong position to create a change, but like any behaviour shift, it must start with ourselves. But how?

If our businesses thrive on sustained, productive, effective performance and the ingredients to achieving that are in the vein of clarity, connection, results, learning, what is the missing piece? For me, the answer is always in the dialogue and the ingredient is kindness. This is where nurture lives. Without nurture, we might survive, but we won’t thrive. In a working context, it translates into unexplored and untapped potential. Without kindness in play, organisations miss out on more than productivity. They lose discretionary effort. The compounding effect of the loss of creativity, innovation and progress eats away at the opportunity to achieve organisational goals and the legacy they aspire to create.

So, what’s so tricky? There’s a causal pathway to a kind and compassionate dialogue. That’s what makes it easy to say and not so easy to demonstrate. To get to kindness we need to feel it. To feel it, we need compassion and empathy. If either of those is missing, we won’t be authentic. With a high focus on technology and results, it’s the perceived ‘soft’ skills that take a back seat when it comes to training. But the business case is becoming more and more evident in so many under-skilled managers being unable to make compassionate decisions that are clearly communicated. The question is, will we take time to invest in developing it? If so, where do we start?

The dictionary definition of kindness is “the quality of being friendly, generous, and considerate”. Here’s our take on what kindness is and how to develop it:

Kinship

Are you good to be around? To others? What about to yourself? When something goes well do you congratulate or criticise? When you talk about people, do you bring them down or pull them up? Look at the impact, not the intention. If you’re not sure, spend some time simply observing reactions for a month. Listening is a superpower. Make a diary of your observations, then review and see what trends / patterns emerge. When you’re speaking, notice the adjectives and phrases that you use frequently. Is it a helpful dialogue or is it harsh? Does it propel people forward or does it halt them in their tracks? Notice patterns in others and you’ll have data that no spreadsheet can provide. And there’s no better kinship that really hearing and seeing what’s important to someone.

If you’re not getting what you need, do you find ways to connect with others or hope someone else will notice? Assertive behaviour is important here. It’s about making sure everyone’s heard (enough) and considered (enough) before moving forward. Equally, what do you say to yourself, about yourself? If you’re a good friend to yourself, accepting of who you are and what you bring, you’ll be a more accepting, grateful colleague, friend, spouse, parent and so on.

Inspiration

Do you know who and/or what inspires you? Do you allow yourself to be inspired or do you surge forward every day with a list to achieve or perhaps you have a high need for external validation? In the workplace, do you help people find inspiration for themselves? Build a daily habit with as much importance as following your daily hygiene routine for getting absorbed in what inspires you. It could be as simple as watching the sunrise or listening to your favourite music. It doesn’t have to be attending a conference of motivational speakers, but if that’s what works, do that too!

Also, never underestimate how inspirational you might be to someone else. Do what you need to do, and the ripple effect could be significant for others.

Nurture

Do you allow time to restore your energy when it’s used? Physically, mentally, emotionally, spiritually? What do you purposefully do to keep your stress levels under control? Do you notice what’s helpful, useful, and act on it before a low or a breaking point? If you’re a manager, how do you encourage this for your people? How do you praise so you can reap the benefits of that great performance again in the future?

An important part of nurture is self-care. The basics in working life are so often missing. Poor nutrition choices, low activity levels, overuse of devices. If we don’t prioritise for ourselves, we can’t be fully available, sustainably, to the people / causes that matter to us. As an employer, it’s in everyone’s best interests to make it a part of our regular conversations with our employees and give support for healthy choices, and recognition for strong contribution. Often a simple thank you goes a miss. Ignore nurture and we’ll see it in low productivity, higher and more frequent disputes, increasing absence levels and more. So, it makes sense to proactively focus on the basics. And not just for today’s workforce. We’re on the receiving end of a multiplier effect, if we embrace a change now, we can create a positive multiplier for future generations. That’s the true sense of nurture for me. Imagine a generation whose internal dialogue is healthy, resilient and kind.

Dedication is a practice that breeds passion. I have often witnessed rigidity in methods and mindsets which simply stifle people and results. That’s not dedication. The highest performing teams have plenty of humour and discipline in good measure. A kind approach for individuals and teams is one that is firmly held, gently delivered, whatever the topic. Knowing what and when to invest in team resources is key to making sure they can deliver. Dedicate your leadership development to relationship building and communication skills and growth and sustainability will be a benefit, not a focus. Without dedication in human kindness, managers will quickly fall into the micromanagement trap, overly focused on tasks and will continue to be frustrated and reactive making them less likely to adopt a kind response when it’s most needed. For example, when a crisis hits, kind managers have higher emotional intelligence to gain commitment from their teams to pull through.

I must add that being dedicated doesn’t mean ‘peak productivity’ all the time and ‘perfect’ results always. I remember learning how professional athletes train at 80% so they can give 100% on race day. A kind approach i.e. if it’s inspiring, nurturing and based on kinship, will have realistic, stretching targets. And it can be measured easily with forgiveness. If you or someone else makes a mistake, do you allow the learning to emerge, the time for regrets to dissolve? Is your language helpful to yourself as well as others? Whilst the increase in wellbeing programmes and workplace benefits will continue to be essential for today’s employers, I wonder, what’s the real take-up of these schemes? Are they accessed by the people who really need them? Are employers really driving the activity that will reap long term benefit? And even so, is the training investment in line managers enough to help them develop the core skills they really need to be productive business champions?

In this blog we look at one of our favourite models for understanding the phases that teams go through to achieve high performance. We believe it’s a rite of passage that will happen naturally but if managed well can really shift teams from new to high performing faster. We cover how to handle conflict in teams here. But this blog is about the phases that leaders must facilitate to build high performing teams. You’ll note the word facilitate. It’s a journey for all team members. The Tuckman model, also known as the Tuckman Stages of Group Development is widely known, yet often underutilised. Here’s our take on it:

Forming: The start of something new. A group working together towards a new common goal or with a new team member creates a new dynamic. Everyone is polite. ‘You go first, no you, really….’ A level of uncertainty about who does what, when and with whom emerges. It could be a new venture or a re-structured team, or even a new phase. It’s where the team or partnership first join, or first need to achieve something together and the theory’s clear but the implementation has yet to take shape. The leader must establish purpose, clarity and facilitate new relationships. There’s more to this than simply getting the tasks agreed and the project started.

Storming: Decisions are being made. Some popular, some not so. Team members establish themselves in their new roles and start to get in each other’s way as they attempt to deliver their goals. Opinions are forming and starting to be expressed. Interpretations are made about actions. Difficult questions begin to surface. Reality shows up the unforeseen parts of the plan. There’s no need for drama, but there is a need to discuss the conflicts arising or bubbling under the surface. Emotions are higher now as people are more invested in achieving their goals so this is the stage where the power struggles start that turn into team dysfunction (if the leader allows it). Is the leader strong enough to draw out the differences in styles, operating models and personalities, confront it and take constructive steps to find a way forward? If yes, great! The journey continues. If not, this is where the team stays until it is openly discussed, otherwise either the project fails or nothing changes until someone leaves.

Norming: As the team begin to bond, trust builds. They have disagreed before and survived it. In fact, they now have an enhanced understanding of each other, a greater appreciation of their contribution to the team as individuals and of their fellow team members and they start to use this to build on. Collaboration becomes evident, respect is present, including in disagreement. Opposing views are given credence, assessed for usefulness and roles and responsibilities are accepted. Decisions become easier and implementation smoother. They’re on their way to high performance. Complacency by any team member at this phase must be noticed and averted or addressed if the journey is to continue successfully.

Performing: Now the team are working together well. They have a shared vision, they understand their purpose and values. They don’t agree on everything and it’s ok. They’ve learned to manage conflict. The leader has little to do now to manage differences as the individuals can do that for themselves, with each other. They deliver, time and time again. At this stage, the team is mature, highly adaptive, creative and has formed strong relationships thanks to their shared journey.

The team are performing not because they averted conflict, changes of plan and uncertainty, but because they embraced it and found a way through it. Now when there is a change, transitions from forming through to high performing can happen faster with fewer bumps along the way. Important issues are faced and dealt with. The intellectual and emotional capital of that team, wherever those team members go next, goes with them. If these people stay in the organisation, the effect on the teams they go to is multiplied as they become stronger at working with different people in different ways.

There is a fifth stage that Tuckman identified. Mourning. This is where a key team member, not necessarily the leader, but it will apply here too, leaves the team. Before they are able to re-form, there is period of natural affect as the team go through experiencing the loss of this significant character. Here, the natural change process is important to acknowledge, but that’s another topic we can cover another time!

The Leadership Role

Ultimately, how the leader in a team facilitates the journey from forming to high performing is instrumental in their success. If the leader can detach enough to manage the conflict issues and engage enough with their people to guide the team through each phase fully and be aware enough to notice and adjust as they need to about their own impact during the journey, they can reach the ‘performing’ stage and become a productive and effective team much quicker. And while this cycle might be repeated when someone new joins the team or someone leaves, a good leader will be able to navigate their team through each phase and make them stronger for it.

During the school holidays I have been fortunate enough to enjoy a great blend of time with my son, time working with clients, time working on the business and some time to use as I chose, for myself. All in varying proportions. My son equally had time with his father, time with his friends, time with his grandparents and time for himself to explore pursuits of his own. It took planning, co-ordination and some juggling. It all worked out well. But there have been times when it wasn’t so seamless and there are likely to be times when I’ll need to think differently again about how I plan for and accomplish meeting differing needs. It got me thinking about the options available for juggling work and family life for employers and employees.

I Googled the definitions of ‘family friendly working’ and was directed to research from Working Families and DirectGov.UK. In the 2019 Modern Families Index they quote that there are 6.2 million couple households with dependent children in the UK and 1.7 lone-parent families. Employment rates for mothers was a staggering 74%, which has only increased 5.1% over the last 5 years. And, employment rates for both women and men with dependent children were higher than for those without. So that’s 13 million working parents (employed and self-employed). For more information about how those statistics play out in other areas I’d urge you to take a look at the report. It’s an interesting read.

From this research, I learned parents working in SME’s were slightly more likely than those in larger organisations, to work flexibly. I found myself asking again, whether the statutory requirements truly facilitate and create family friendly working practices that reflect the real underlying needs of employer/employee responsibilities? The advice I found at DirectGov.UK seems largely to reflect changing working patterns, childcare and supporting ideas for time off. It seems primarily targeted at supporting women into work and motivated by reducing the Gender Pay gap. All good stuff. But it doesn’t go far enough for me. So, here are some thoughts and ideas for striking a ‘give and take’ balance that create a stronger platform for harmonising work and home in our ever-changing, seemingly overly busy lives.

1.      Set clear expectations and boundaries.

There are balances to be struck. As an HR consultant I see employers start off very generously and then perhaps one employee took a little too much for granted or let the team down due to some bad planning, resulting in the removal of generosity for all. With clear boundaries and a direct, constructive dialogue, you can limit the impact on the business and other team members, when things don’t go according plan, without being punitive.

2.      Support employees to plan for what they need

From my own experience I can remember missing a sports day early on in my son’s school career. It wasn’t a big deal at the time, but I learned very quickly that my back-up plan, needed a back-up plan! I learned from it and I schedule commitments differently now. So, help people to plan what they need in their personal lives, for themselves, as well as their work schedule or shift patterns, and you’ll be giving them prioritisation and planning skills they can also apply in your business. You’ll also gain some very loyal employees.

3.      Observe the statutory obligations as a minimum standard

If you Google’ family friendly’ you’ll find around 2, 620 000 000 results and they’re mainly products and services to entice people into something leisurely with their families. Restaurants, theme parks, holiday resorts, experiences, I could go on! Yet when we think family friendly at work, we don’t think about how to enhance their work experience, we think about how to limit disruption. I wonder why employees might think we’re no fun?!

So, when you’re building your Family Friendly suite, don’t focus on limits, think about needs of the customer and the needs of the employees who serve those customers. People who feel valued and appreciated, working in ways that support them, will create valued and appreciated customers. Those customers create a stronger business which means a more certain employment future and that cycle continues. It’s a no brainer then, to help the people who are serving your customers feel like they are encouraged to enjoy their personal lives, as those are the people you’ll retain, content to give their best to your customers.

4.      Include well-being in your Family Friendly thinking

Caring for an elderly relative, supporting a sick spouse, becoming a new parent, adjusting to new school arrangements, researching Universities, responding to special care needs, going through divorce, among many other needs, all evoke emotional stress over and above practical, logistical demands. This eats personal energy, not just time. So, when you’re thinking Family Friendly, think about supporting transitions, think family life as a whole, and therefore what support you can help signpost people to, dependent on their circumstances, that also encourages self-care. A change in work patterns/flexible working may well help, but it may not be enough on its own.

5.      Train your line managers to be open-minded and supportive

So many times, I have witnessed an escalation that could have been prevented with some education for, and empathy from, the first line manager. Think about this example. A young ambitious, keen, productive, supervisor welcoming a maternity returner back to work. They worked well together before she went off on maternity leave. Her needs and perspectives are likely to be different now versus then. Alternatively, the grieving widow who returns to work and just isn’t quite themselves anymore, perhaps they’ve been a little late a few times or they’ve struggled to focus recently and made some mistakes. A little guidance, some simple processes, empathy and awareness training that creates perspective sharing, can ensure all strong performers, stay productive team members in the long run.

I had a brilliant experience when I recently learned to ski for the first time. I love a challenge, especially if it involves overcoming some fear. But that isn’t true for everyone. Over the course of the week I was reminded how important it is that we understand different people learn in different ways. That goals are important but even if you’re learning the same thing, they won’t be the same and that well-intentioned support for people learning something new needs to be supportive to the learner if it’s to have a positive impact.

I looked up the dictionary definition (Oxford English) which describes learning as “the acquisition of knowledge or skills through study, experience, or being taught” but what is the best way to approach learning something new? Is it limited to study, experience and being taught? What hinders and what helps?” I’ve shared some reflections here.

  • Nurture is needed

Learning is a natural, evolutionary process. It happens both on purpose and by accident, in different ways, for different people. It cannot be forced, and it is particularly disabled by fear. For example, anything I had learned vanished from mind and body when I looked at a downhill slope I wasn’t sure about. A few deep breaths and some calm thoughts and I was able to focus and deploy the new techniques I learned. So, if fear of what might go wrong prevents learning, it reminded me how futile it is to expect employees to learn and apply new skills when they are fearful of the consequences of making mistakes. We had a masterful ski instructor who knew how to deal with the fearful and the fearless so we were all in a safe psychological space to attempt anything new. He then imparted his wisdom with authority, respect and kindness. He never belittled us with his vast expertise or ridiculed our efforts which in comparison to his expertise, mine were beyond minimal. So, if learning is to really take shape, mistakes must be expected, allowed and made. Discussion and instruction are not enough. Immersion and experience are a must so attention can be given to the corrective measures that are needed for that learner, at that time, to succeed.

  • Own your journey

Get clear about what you want to achieve, understand how you learn best and then choose the activities that will help you achieve it. In that order. Whatever it is. This is especially important when you’re a beginner. I would have liked nothing better than to feel completely comfortable down steep cross-country slopes in a week. How exciting?! If I’d set out to try that, I’d have left disappointed at best. I was a beginner and not a young one! Every day I set small goals, and every day I felt a sense of achievement. This was particularly helpful on the days when I fell over a lot. One day was simply to be upright for longer! So, set goals based on your actual achievement levels, be aspirational, but be realistic too. Don’t let other people’s judgments limit your desire and will, but equally, don’t accept challenges you don’t feel ready to take on. I witnessed some keen supporters, who thought they were encouraging, knock the confidence in a fellow beginner. “Go for it!” “Push yourself!” attitudes don’t work for everyone. If it doesn’t work for you, politely decline.

  • Understand your style

Learning happens through a combination of thought, word and deed. The ratios of each will vary from person to person. For example, some people learn best by getting started (deed) and finding out what works and what doesn’t along the way, while others prefer to research (word) and absorb information (thought) before getting started. All are essential, but the order and combination are personal. I ran an anecdotal social media poll and the differences were across the board. So, it’s not up to someone else to dictate how you should or shouldn’t approach your learning. For example, if you learn well by experience, find safe and contained ways to experiment that work for you. If that isn’t you, find ways to gain the information you need, the instruction or materials that will be useful to you, the guide / teacher with the approach that you find helpful, the person with the competence to observe at the right level and so on. Whatever your preferences, accept you’ll need practise and reflection as part of your learning journey in good measure if you want to see improvements in your results. Then celebrate the successes that are significant for you along the way.

  • Focus on what’s helpful to the learner

I witnessed some amazing attitudes on those slopes. The full range from helpful and forgiving, to intolerance and yelling. I also heard a lot of information being given that didn’t land with the person it was aimed at. One day, when I fell over on my way down a slope that I had navigated just fine earlier, I knew as I landed, in a heap, what I needed to do differently. A kind soul stopped to help me up. Once I was up, I also knew it was time for me to stop for the day. I had enough knowledge, I didn’t have enough energy left in my legs to apply it. The kind stranger gave me a long explanation about how to stay upright. It took about 10 minutes. It felt like half an hour. It was not long after my 2-hour ski lesson, which let’s face it, as a beginner, was all about how to stay upright! It was well-intentioned, but it was not helpful to me at that time. On this occasion, I simply said “Thank you” and went on my way. But it reminded me of the many times I have enthusiastically imparted a pearl of wisdom and wondered why someone seemed perplexed and a little ungrateful, when a simple enquiry would have been more useful. It’s an important point for anyone who has the supporting role in someone else’s learning and if it’s a repeated pattern of behaviour you’re on the receiving end of, find a way to express it so the helpful soul can support you in a way that works better for you. If they really are intending to be helpful, they’ll be grateful to know so they can support you better going forward.

A team is only as successful as the cohesion it has between its members. Enough cohesion and the team will stick together through the toughest of times. Too little and it will fragment when things don’t go according to plan. But what does a cohesive team look like? What are the ingredients for building cohesion in teams and what do leaders need to focus on to make sure the team members want to deliver mission after mission? Here’s our take on it:

1.Vision with dialogue

Leaders, teams and vision are talked about often. Experience has shown me that leaders with vision are important, but clear communication about the vision that bring it to life for the team, by the team, are the only way that vision can become a reality. The dialogue about the vision needs to have three things: clarity, connection and constant dialogue. And I don’t mean chant it daily, although do that if it works for you! What I mean is relate everyday activity to it, all the time. Strong leaders do this without using the word ‘vision’. If you can’t connect activity to the long term, then question why it’s being done at all and don’t expect your team to be able to connect it for themselves. And when something is happening that will detract from the vision, be clear about what it is and what’s needed and if you need to, re-think the vision itself. Whatever you do, don’t leave it open to unchecked interpretation.

2. Ownership with enquiry

We work on the principle that we’re all adults at work. It means we each ‘own’ our contribution in terms of what we bring and how we bring it to the team. If there is ownership, the leader’s role is a smoother one. Conversely, a lack of ownership, even in just one team member, can divert the whole team’s focus as they become distracted in the unhelpful behaviour. Strong leaders have clear strategies for creating ownership, maintaining it and role modelling it. But what does ownership really look like? For me, it’s when things don’t go according to plan that ownership (or a lack of it) shows up most. Let’s look at an example. Person A mishandles a discussion in a meeting. They’re defensive when challenged about an idea they’ve been working on. If ownership is an intrinsic part of the team’s culture, they feel safe enough to say something like “I was off kilter today and I didn’t handle that meeting/conversation well. I’m sorry. Let me digest where we are and look at how we can move forward from here?”. The other half of the ownership balance is in the response. If ownership is present, there are few (if any) side conversations, no biting sarcasm and no gossip. The leader won’t dismiss the apology or give responses like ‘not to worry about it’. Other team members may enquire, privately with Person A along the lines of “are you ok, what was that about? What happened?” and offer support. They’ll accept and build upon the apology that has been offered. It’s uncomfortable, it happened, now what? Person A retains the responsibility to handle how they behave when they feel ‘off kilter’ in the future and work out what solutions will work for their personality and circumstances. Support has been offered for them to make use of if they feel they need it. It’s dealt with, honestly and transparently, with next steps agreed to learn from it and move past it. But what creates and sustains ownership?

3. Courage with care

I’ve seen courage confused with confidence, positive talk and/or risk taking. All these are important too in the right measure, but for me, courage is essential in team work and it’s about strength of character, empathy and personal investment to the team vision and purpose. It’s easy to celebrate a good result or go the extra mile in a silo, but it takes courage to speak up or provide an opposing view when something isn’t working and/or hold a difficult silence against a popular view. It’s also about having the courage to hold each other to account when something hasn’t been delivered rather than move into martyr/rescue mode. Then, once the point has been made and heard, let go. So, courage, in this definition, is about finding a way to call out the ‘elephant’ in the room, constructively, without playing a blame game, to the person or people that can make a decision. And then it’s deciding to move on. Here, the leader’s role is to encourage people to do right, not be right, if the team is to really break new ground.

4. Recognition with thought

Early in my career, recognition was put to me as the 4th basic human need after food, shelter and safety. But just as people have different preferences for what they eat, where they live and what makes them feel safe and secure. Recognition too, is personal. So simply saying ‘thanks, good job!’ or having a ‘when you do this, we’ll give you that’ approach won’t work if you’re expecting people to bring their full personal investment, courage and commitment to achieving the team goals.

So, what is the answer? As is often the case with people, the answer is in the dialogue. It’s a question, or series of questions and there’s no catch all answer. The most effective recognition givers tend to gain the best team results and they do this through enquiry, observation and thoughtfulness about the individuals, as well as the collective. And then there’s also the issue of timing. Recognise achievement when there’s something to celebrate. And don’t just focus on the task, focus on what you want someone to do more of. Look for it, find it and recognise it in a way that’s meaningful for the individual. Encourage line managers to do the same and you’ll see team engagement flourish.

And while we’re talking about encouragement, don’t confuse it with support. Everyone, no matter how high their experience and competence levels, can be boosted with some well-timed, on point, encouragement from the right source, to do a great job. They might not need any support. They will always benefit from feeling appreciated. And that’s a huge recognition tool that adds nothing to the overheads in your P&L. Where support is needed, identify it and provide it. Where it isn’t, get out of the way with genuine gestures of faith that they’ll deliver. This shows trust. And there’s no bigger human validation mechanism than feeling trusted and appreciated.

Conflict Management. It conjures up all kinds of emotions. Difficult relationships, hardship, long term disputes, I could go on. Yet while some avoid it at all costs, strong leaders welcome it and even encourage it. Why is that? And what can be gained from it?

We believe conflict, handled effectively, unlocks minds, allows innovation, enhances creativity and increases co-operation. What’s not to love?! We also believe it’s an essential ingredient to building strong, high performing teams. In fact, it’s a rite of passage for high performing teams and we believe avoidance can serve as a handicap to those who seek high performance.

One of our favourite models for understanding the place conflict management has in building high performing teams is the Tuckman model, also known as the Tuckman Stages of Group Development, which is widely known, yet often underutilised. Here’s how we see it:

  1. Differing opinions are a good thing when expressed appropriately and constructively.
  2. Boundaries are important and should be respected. Obstructive conditions and defensive behaviour are not examples of healthy boundaries.
  3. Ownership is essential. Consequences are important. Avoidance of conflict erodes both.
  4. Constant agreement leads to stagnation and complacency, not growth.
  5. Trust and openness, about the things that will help the team perform, delivered in healthy ways, are the core ingredients for becoming a high performing team.
  6. A truly aligned, performing team cannot form without the above.
  7. None of the above is achievable without navigating through differences of opinion and clashing agendas.
  8. Differences of opinion and clashing agendas are conflicts. This can be positive. What’s negative about conflict is the behaviour that can come with it. Not the conflict itself.

The Leadership Role

If the leader can detach enough to manage conflict issues and engage enough with their people to guide the team through each phase of team development, the team can become more productive, much quicker. And while there may be some disruption when someone new joins the team or someone leaves, a good leader will be able to navigate their team through the new phase, including any conflict that arises and make them stronger for it.

We have found that strong leaders know how to focus their own attention on the goals they want to achieve, have healthy boundaries and strong empathy and diplomatic communication styles. Some things are clear cut. Black and white. Decisions are easy. But there is no black and white when it comes to decisions about people, which can create a few problems when it comes to writing and implementing policies for business. A common misconception that is evident from many of the HR policies I come across is that they focus on compliance, adhering rigidly to the various codes and rules we have around employment. And while policies do need to be statutorily compliant, going with a 100% by-the-book approach will cause more problems than it will solve. But we don’t find this out until we need to rely on the policy information to make a decision. So how do you create policies that facilitate strong operating practices and fulfil your employment obligations?

I work best with examples, so here’s a recent client scenario:

A board meeting between directors A and B is in progress. They’re meeting to discuss the holiday policy for their business. The business needs availability for their customers, with a good visibility of staff throughout the year. Bottlenecks in staff holidays are causing a disruption here.  The board are clear that employees work hard all year and deserve their breaks at times that work for them. They are also mindful that the business needs to thrive financially, psychologically and sustainably. Something now needs to change to accommodate both needs.

Director A says he would prefer it if all employees could put in their time off requests at the beginning of the year at the same time, so that the holiday calendar could be organised in advance. Then it’s easier to facilitate different needs and create opportunities with plenty of notice. Director B points out that this simply wouldn’t work for her. She prefers to be more flexible with her holiday, not plan things too far in advance. She tends to see what holiday everyone else has booked and work around that instead. She also mentions that she knows a few other employees who prefer to work this way. Her accommodating nature means many people benefit.

So who’s right?

If we had left that discussion there, it could have meant 2 board members would think that the other was wrong. Director A may be thinking that director B doesn’t plan well, and director B, well possibly, that director A is too rigid in his approach. If director C is then asked to cast a tiebreaking vote based on which he thinks is ‘right’, they could find themselves on their way to dissonance and unhappiness between two directors and a loss of adaptability, currently given freely, from some employees on either side of the argument.

What Can We Learn?

Here’s’ the thing – nobody here is wrong. Each individual’s frame of reference is different. Instead of choosing the option based on what is ‘right’ or ‘wrong’ for the business, we helped them look into the ‘why’ behind their decision. We looked at what ‘could’ be done rather than what ‘should’ be done and what was ‘helpful’ or ‘unhelpful’ versus ‘good’ or ‘bad’. The result? We identified some clear options and came up with a solution that was structured enough to suit the business needs, but flexible enough for everyone on the team. Our solutions took into account the culture and working ethics of the business and we did this by parking our judgments and focusing on the objectives.

Many HR policies are drafted based on the need for rules. Ours will provide that. But we find that it’s not the policy that supports the way a business runs, it’s the way decisions about the topic are made. So we identify how the company tends to make decisions and then provide a supporting framework for implementing the policy. This way decisions are clear, consistent and most of all, human. So, when an unpopular decision needs to be made (which is the only time policies come into question!) it is more likely to be respected and accommodated.

If you lead a team, you’ll have one objective – to optimise its performance.

 

But how can you do this when you’re managing a collection of disparate individuals? How can you develop a cohesive unit where everyone works together, delivers their best and supports one another, when each member of your team has their own unique personality, character and motivation?

 

Whether you subscribe to the view that great leaders are born or made, there are three things all leaders must do if they’re to inspire their team to perform at the  highest level:

 

  1. Build Strong Relationships

A cornerstone of successful leadership is building, developing and nurturing strong relationships with everyone in your team – not just with senior-level staff.

 

As well as having a clear understanding of the skills each individual brings to the team, you must invest time to get to know all those you’re managing on a personal level. Taking time to learn about the individuals you manage will help you understand the dynamics of your team.

 

It’s important also to make opportunities for team members to get to know each other. In this way, the team will become far more than the sum of its parts.

 

When everyone in the team has confidence and trust in everyone else and knows how they work, creativity and synergy will happen naturally. Team members will intuitively know how to respond to one another to achieve their shared goals.

 

To develop this level of mutual connection in your team, you’ll need to dedicate a higher proportion of your time to supporting and listening to your staff. But you’ll have to exercise your judgement as to when it’s appropriate to relax with your team and when you need to push them to deliver your objectives.

 

Invest in building relationships with your team and explore ways in which you can celebrate their wins with them. You can’t win every time, so remember to empathise and console team members when the outcome isn’t what you wanted.

 

  1. Be Clear About Your Objectives & Plans

People aren’t manufactured – they grow organically, with their own strengths, weaknesses and preferences – in their own time. They also do it when they have something they want to achieve for themselves and each other. But on its own, this isn’t enough.

 

Teams need to believe, understand the plan and have the skills to put the method in place as standard practice if they’re to stand a chance of achieving. Experience helps of course, and this will come with time, but you’ll need to ensure your team has clarity about what you want them to do, and how they are to work together to achieve it.

 

If you’re disappointed with your team’s performance on any level, it’s worth asking yourself if you’re communicating as effectively as you should be.

 

So often we expect people to know what we want them to do without giving them clear directions or the benefit of our advice. When it’s deserved, be sure to praise team members, so they keep going, and when you need them to make adjustments to the way they’re working, give them the constructive feedback they need to be able to understand and implement the change you require.

 

  1. Mindset & Preparation

Your team might be a composite of all the right skills and experience. Still, if you don’t prepare them for the task you want them to undertake by instilling the right mindset and giving them the opportunity to practice, you can’t be sure how they’ll perform under pressure.

 

With a positive team mindset, your team has the best chance of achieving its goals. Success is the result of incremental actions, some of which may appear small, but when added together, can make the difference between winning or failing.

 

And the adage, ‘practice makes perfect’ may be a cliché, but it’s also true. Individually, your team know what to do and how to do it – that’s knowledge, but only through practice will you be able to help them create the neurological pathways they need to be able to act instinctively and to stay focused in the moment only on delivery.

 

As we said earlier, you can’t expect to win 100% of the time, but if you know your team has a winning mindset and has rehearsed every potential step – if the outcome doesn’t go your way, you’ll be able to move on to the next opportunity knowing everyone did their very best, with no need for blame or excuses.

There is nothing quite as reassuring as a personal recommendation. In the age of digital selling, it’s easy for people to make claims about what they can deliver. But they might not be as good as they claim to be and if you’re getting in touch because it’s not your area of expertise, there’s a higher risk that you’ll receive a surprise down the line. So personal recommendations, especially in trusted professions, by people you trust and who know you, are usually a strong basis for finding a good fit. Delegate (To A Point)

Engage the team members who are going to work with your external suppliers by all means, but remember you’re looking at support for expertise that isn’t currently in the business. So, while other opinions may be valuable, stay close to recommendations and opinions to make sure you are exploring relevant options.

Qualifications, experience and technical expertise can all be verified. It’s the nature of the solutions on offer and the way the consultant works that are also important for you to think about. Which means don’t delegate the research entirely to someone else. Junior people can’t think like you do as a business owner, not yet anyway! So be there to ask the strategic, searching questions about how the consultancy can meet your business goals now and for as long as you need them to.

Ask Quality Questions

When you’re talking to potential consultants, ask them how they work. Get specific examples. Consider the frequency and level of advice you feel you will need for the current headcount in your business now and for the future. Ask for examples about how they work with other clients, and how that has worked out. What results have they delivered? Most importantly, ask them how they will get to know you, your team and your business so they can deliver the right service for you. It’s also important to find out what they can deliver operationally in terms of capacity too, so you can plan for those future needs you’ve identified.

There’s a lot to think about when deciding who you’ll use to help you with your team. If you’re running a team, no matter how small, you’ve probably conducted a performance review. They’re fairly simple on the surface – a periodic meeting between manager and direct report to assess performance and suggest improvements. We’re finding they are increasingly the subject of much debate, with many people questioning their effectiveness in the workplace. Done right – the reviews can be incredibly useful for everyone involved, but mishandled, they can be a waste of time and energy for all concerned. Today we wanted to share with you 4 of the most common reasons performance reviews fail to deliver the results managers want, and how you can change that for the better.

All The Wrong Focus At The Wrong Times

Let’s start with an easy one. Many businesses are conducting performance reviews once a year. This means that managers end up storing store up all the things employees may have done wrong (and right), and rather than addressing them at the time, pour them all out in one go. This could be months after they actually happen. In our experience, performance reviews are most effective when they are done weekly or monthly. This doesn’t have to be a big formal meeting – just a 15 – 30 minute catch up weekly or monthly with each employee, to address issues and suggest improvements that are relevant at the time. This means they can be acted upon quickly, and so the opportunity to make changes stick increases.

That brings us to our next point. Performance reviews/appraisals are supposed to give an in-depth look at how individual employees are contributing to the overall direction and goals of the team. So that’s what the constructive feedback should be about. Yet we find many managers struggle with creating outcomes that leave employees feeling charged and ready to perform better, and instead focus too heavily on the weaknesses of individuals rather than on what’s needed to drive better performance and what the employee can do about it. While highlighting negatives and planning improvement is important, it can de-motivate if there’s too strong a bias or it lacks context. Great managers identify what didn’t work and find ways to recognise and praise what they want to see more of. Focus on what an employee’s strengths look like and how they can be used to enhance performance, and there is a much better basis for improving performance in the long run. To create a really clear and aligned focus, mutually agree goals and then agree what the key activities are that will achieve it. So, for example, if there is a need to increase sales next quarter, what activities need to happen to achieve that goal? This way you can synergise your differences, capture ideas and be clear about expectations about how something is achieved, not just what needs to be achieved.

One Size Fits All

Every person is unique. Everyone’s perceptions are different, which means we will interpret information and respond to news differently to one another. So taking a ‘one-size-fits-all’ approach to performance reviews limits success. A little time planning each review individually will reap big dividends. Think about that specific person – what you want to say, how you want them to feel when they leave the meeting – and tailor your messages to achieve that goal. And don’t stop there – provide direction for that person based on what they need, and make sure you give them the chance to contribute to their own goal setting and review process. Then you’re more likely to get ownership of the activity that follows from the people delivering it. Finally, remember to consider personal circumstances. Don’t tolerate excuses, but if there’s a new baby in the household or a sick parent to care for, make sure you’re fair and considerate about your expectations and approach. Consistent care for individuals counts as recognition, often far more than a small percentage salary increase could ever achieve over the long term.

Too Much Listening, Not Enough Hearing

When two people have a conversation, they are listening to each other, but they’re not always hearing what the other is saying. In performance reviews this becomes really obvious – particularly where someone is trying to give difficult feedback or deliver uncomfortable news. Inviting perspective about the issue before giving your view as the manager is essential before embarking on this type of conversation. It’s also worth considering whether it should form part of the appraisal discussion or be dealt with separately. When we tiptoe instead of saying what we mean clearly, it’s all too easy to think we’ve made ourselves clear, when in actual fact the person you’re speaking to hasn’t really heard and understood you at all. Equally, being too direct can have the same effect, because we haven’t given the other person the opportunity to absorb the message and ask questions of it for their own sense of clarity. This leads to mismatched expectations, and means managers and employees become upset when they can’t see a change they were expecting. When we deliver training around this we encourage the following question – ‘What did you hear?’ – The response can be surprising and very useful in making sure a point has hit home in the right balance, not too hard and not to soft and such a way that it compels the individual to want to take positive action.

Expecting Instant Results

Human beings are creatures of habit. There are no two ways about that. But it’s no bad thing – it simply means that if you want something to change, you need to give it two things. Time and repetition. Far too often I have seen managers suggest some behaviour changes and then be disappointed when those changes haven’t manifested according to their timescale. Research suggests that it takes 21 – 28 days to accept and implement a new habit, and much longer for it to become a permanent change in behaviour. That’s because people develop organically, based on what they relate to and understand – at that time – in their world as they know it – for themselves. Change is a process, not an event. So instead of expecting change right away, allow time for evolution and a few mishaps after your reviews. Let the learning and change happen in layers, as an iterative process. And through the process – understanding to action, mistakes, review and new understanding – change will happen. As a manager, it’s important to notice and recognise the incremental changes throughout this cycle, and guide your employees accordingly. Then you’ll really get some traction towards the results you’re looking for, your employees will feel recognised and they’ll appreciate your support too.

Organic Top Tips

Finally, let’s round up by sharing some of our own tips for conducting successful performance reviews and appraisals gathered through observation of achievements and learning opportunities of our own over the years:

  • Be specific about expectations in both directions. What do you expect from the employee, and what do they expect from you as their manager?
  • Be honest. Don’t undo the feedback you’re giving by generalising (or saying everything is OK when it’s really not, which we’ve seen too many times!)
  • Balance responsibilities and feedback fairly. Don’t give one employee a goal that the whole team will need to contribute to, or give a negative review if a flawed task, or other team members were involved in a failure. 
  • Focus on the activity, not just the goal, if you want to see results.
  • Allow time for change to happen naturally – don’t demand it instantly. 
  • Encourage ownership of performance by demonstrating it yourself. Set an example to your employees about how to be active in your own improvement.

So you’re booked onto a training session, how will you make sure you get the most out of it? We’ve answered five key questions that we encourage people to consider so they may make best use of their training investment. So, let’s get started:

Why are you attending?

Are you there because you have to be or because you want to be? This is more than simply mandatory versus voluntary attendance (although this will have an impact on its own). I mean, do you really want to be there and do you really have a clear purpose for what you will do with your new knowledge, skills or behaviours once you’ve received the training? If the answer to both questions is no, then perhaps this isn’t the right time for this training for you. Could you offer your place to someone who is in a better position to benefit? True, you will always get something from attending and it’s not always what you might have planned, but fundamentally, is this a good use of your time or will your investment be diluted because you won’t apply what you have learned?

Who are you listening to and how well are you doing it?

A shared learning experience is beneficial because you can learn so much from the other people in the room over and above what is available from the trainer. A good facilitator will make sure that happens as part of their delivery style. Yet so often I witness people miss out on so much because they do one or some of the following:

  • they listen selectively to content and not different perspectives from the discussion
  • they speak to the person next to them during group discussion time. This dilutes not only their own experience but that of the person they are speaking to
  • they don’t take any notes and so have nothing to reflect on later

Aside from manners, any of the above assume what’s in your head is more important at that time than what’s being said in the room. Equally, you may have something to add to the discussion that could benefit everyone else. So make a commitment to both you and your fellow delegates to focus on the time you have, for the topic you have and everyone will benefit.

If you have something burning that you feel you must say, write it down and asterisk or highlight it in some way. If at the end of the discussion your point hasn’t been addressed, you can introduce it in the group or discuss it informally in a break. This affords the person you would have said it to, to do the same, and not be distracted by your current thoughts at that time.

Are you clear about why you’re there?

In our experience, and if we’ve worked together already, you’ll probably have heard me say this a lot. Learning happens in layers. We learn incrementally from wherever we are in relation to the topic and we learn only what we are ready for. So do you know what your current knowledge/skill level is so you can make sure you focus on what you can apply after you’ve attending your training session? The more specific you are about your learning objectives, the more likely you are to take in what you need from the session. This works on both a conscious and subconscious level with both direct and indirect learning outcomes. Think about a blue car then go for a drive and you’ll spot lots of blue cars on the road. There aren’t any more than usual, you’re just tuned into to spotting them. The same applies to your learning. Have you created the right environment for your learning?

When I’m delivering a training session, I arrive early. I allow time to focus on what I’m delivering, shut off any other distractions and focus purely on my clients for that day. However, there have been many times where I’ve arrived ‘in time’ for a training session when I’m the delegate. Whoever is paying for the training itself, remember you are the client and recipient investing your time. That’s a currency that deserves respect in addition to the other expenses incurred. So when you attend a training session, allocate some time beforehand to make sure you have a way of dealing with any interruptions and have everything you need to be ready for the session. If there’s pre-work, do it!

Before you attend, know where you’re going and how to get there, so you can arrive in plenty of time, with your head in the right place at the right time. For example, if there’s an 8:30 for a 9:00am start, turn up closer to 8:30 than 9:00am. Allow time to find the meeting room, find your seat, get a coffee maybe. Be sure to eat breakfast that morning and you’ll get into the session quicker and make best use of all the features we’ve already mentioned.

What follow-up do you need to do?

This is often the bit that gets the least attention, and even if all other points are in place, if this is missing, it will deplete the return on investment made.

What does good follow-up look like? Here are some minimums from our perspective:

  • Book some time in the diary within 24 hours of the event to capture your own observations. Think logically about what you covered and what your own learning highlights were.
  • Book some time in the diary to review your learning and its application the following week too.
  • If you took good notes, these will prove really useful here. If you didn’t, use the agenda to prompt your thinking and make a note to take better notes next time!
  • Identify at minimum, one immediate and one longer term action that can be put into place straightaway, that can be practised. This could be in the form of a new habit, a new process, or some follow up reading. Whatever it is, it must have resonance for you, otherwise it won’t be something you’ll stick to.
  • Identify at minimum, one person to share your learning with. If you’re really good at this, you’ll identify who this is before you attend the training. Regardless, remember that when we commit to telling someone else, we’re more likely to learn more.

These are highlights of how to make the best use of your session. Everybody learns differently and gets different levels of learning from different phases of the event. Find out what works best for you and create your own process for getting the best out of any training event. Our overall premise is ‘less is more’. Focus on what you need and can implement and you will be more likely to take part in the right training for you and be able to apply your learning from any event you attend to best effect.

When we needed to support one of our much-loved clients through employment tribunal proceedings, we were delighted when the final decision went in their favour. In good conscience, we believe finding in favour of our client, the employer, was the right outcome for the situation. However, in true Organic P&O Solutions style, we also took the opportunity to identify some learning from the process. After all, we don’t plan to be there again anytime soon!

There is plenty of learning to be taken from many perspectives. In this blog, we look at how the Tribunal Judge conducted herself and the proceedings. There were clear parallels for leaders of organisations of all shapes and sizes and our highlights were:

  1. The Judge commanded authority from the get-go. Not once disrespectfully, and everyone complied gracefully with her requests. What we observed was how her authority was accepted, not because of status, but in response to her manner, clarity about what she expected and in the calm, thoughtful, empathetic and assertive voice that she used consistently.
  2. The Judge’s focus was as clear as crystal for the entire time we were in session. If there was a concentration lapse, it went undetected, and we were watching! She was also clear about how she worked, what and when she needed to do something for herself, and what and when she needed things from others around her. She followed her own processes and adapted her activity as issues emerged. She had other things to do, that’s for sure, but not once did we know about anything other than the matters at hand.
  3. There was complete and unrelenting concentration on understanding the facts without drawing judgements. For two days, not even a raised eyebrow from the Judge in response to any information. If you’re not familiar with the tribunal process, then we have another blog coming about navigating through it. For now, know this. Evidence comes from witnesses who are nervous and have a high stake in the outcome on both sides. So this was someone who was listening acutely, facilitating constantly, typing her own record as she went and ensuring she took in the right information – verbal and non-verbal. That’s a serious communication skill set!
  4. When there was a lack of clarity in the room, the Judge ensured she stopped the conversation. Paused. Stated clearly what she had heard and noted, and then in turn for each party, ensured there was acceptance or not. She didn’t move forward until there was understanding across the room about what was being dealt with and why.
  5. When she didn’t understand something herself, the Judge politely asked for clarification. There was no doubt that her questions had purpose and there were no apologies needed for asking them. Even when the answer was simple. This was possibly because she was clear with the person she was speaking to, about why she was asking what she asked, before asking each quality, pertinent question. Without fail, she listened, relayed back what she had heard, took time to note the answer and then invited the parties to continue.
  6. Understanding didn’t assume agreement. Judgements were not based on opinion, even when this was on offer! Facts didn’t go unexplained or undisputed. Where there was an impasse, a decision needed to be made by the Judge. But during proceedings this was noted and parked for consideration until it was judgement time, which meant after all the evidence had been heard.
  7. Preparation with the right information made best use of time available. The standard practice of employment tribunal judges is to read through the case information before the case begins. This means they are familiar with the facts of the case, timelines etc. and can be clear about the issues being addressed. It was clear that this judge had ensured she was familiar with all information and asked questions that would add to her understanding. There was no time wasted in covering ground she had read already or could refer to later.
  8. The judgement that was delivered represented an unrelenting accuracy of the evidence. The timeline and backstory were articulated succinctly and the conclusions drawn were supported with evidence. Where there was no way of knowing from the evidence who had said, what, to whom etc. a conclusion was drawn based on the likelihood of what must have happened, based on the facts. It was read out (so written up before hand) and delivered on time. The manner was assertive, polite, firm and confident.

You can probably tell by now that we were really impressed with how this particular Tribunal Judge conducted the proceedings, and can honestly say that based on how she handled the case, we concluded before we heard the judgement, that whilst we thought it should go our way, if it didn’t we would respect her decision and learn from it. For us, that’s the key takeaway. At some point, a decision had to be made that meant someone lost and somebody else won. The objective wasn’t to delight the winner, it was to ensure the everyone fully respected and understood the reason for the decision, including those who lost. Our Judge achieved that goal in this case and to us that’s true leadership skill.

It’s amazing how many employers focus on employment legislation when it comes to making people decisions. I haven’t met anyone yet that expects to grow customer loyalty by explaining the consumer protection regulations first.

‘People buy people’ as the saying goes and this translates directly to why people work with people.

Here are six ideas for creating healthier working relationships that will bring benefits all year round:

  1. Focus on what’s important – if you’re too busy to solve why Sarah didn’t present as well as you expected, or why Charlie didn’t get back to you when you agreed, you’re going to stay busy dealing with poor presentations and missed deadlines.
  2. Converse, in person, on purpose – pick up the phone, walk to another part of the building. Invite someone for a coffee. Check-in with the team every day.
  3. Have you read your employee handbook recently? – I’ve read a few and I continually wince as I move past the welcome page into an almost never ending list of what I must not do. Rules are important, so are boundaries, clear expectations and consequences. Set up and maintain a balanced two-way dialogue with your people and you’re more likely to stay ahead of the legal requirements.
  4. Look at how you use your HR resource? Whether in-house or outsourced, how do they spend their time? Are they equipped to identify how your people can best serve your customers now and in the future? Do they actively engage and inspire, or are they overly focused on procedure, policy and performance frameworks?
  5. Don’t wait for your next employee survey. A great barometer is to ask whether your people would recommend working with you to their close family and friends, and why? If you’re not comfortable asking the questions, then you probably already know at least some of the answers.
  6. Notice and nurture your leaders. These are your business advocates. The ‘go to’ people that others gravitate towards when there’s a problem to solve or a challenge to chase. Guess what? They’re not always the ones in the decision-making roles.

In summary

Successful businesses have a clear strategy, based on a clear purpose, delivered by people who are connected to their vision through their values, and who have both the competence and confidence to deliver. They also make sure they follow the statutory regulations.
